AI should augment documentary-trade-finance specialists, not replace them. Software can ingest large document sets, extract fields, classify records, match transaction conditions and perform repeatable first-pass checks. People must still investigate discrepancies, interpret commercial context, approve overrides and remain accountable for the decision. HSBC’s Smart Checking workflow illustrates the practical compromise: confidence-based routing sends low-confidence results, exceptions and complex edge cases to specialists. The approach improves speed and consistency without treating an automated output as a final documentary-credit determination.

What is documentary trade finance?

Documentary credits are payment and financing instruments in which a bank undertakes to pay against stipulated documents and transaction conditions. Most modern credits are issued subject to the International Chamber of Commerce’s Uniform Customs and Practice for Documentary Credits, 2007 Revision, known as UCP 600.

The parties have distinct responsibilities:

  • Applicant: the buyer that asks its bank to issue the credit.
  • Issuing bank: the buyer’s bank, which issues the credit and undertakes the payment obligation subject to compliant documents.
  • Advising bank: the bank that authenticates and communicates the credit to the seller.
  • Confirming bank: a bank that adds its own undertaking when confirmation is requested and agreed.
  • Nominated bank: the bank with which the credit is available for presentation or negotiation.
  • Beneficiary: the seller that presents documents to claim payment.

Because payment turns on documentary compliance, a checker must compare several documents with one another and with the credit’s exact terms. A shipping date, amount, description, insurance clause or signature can matter even when the underlying goods are sound.

Can AI check documentary credits?

Yes, AI can perform a valuable first-pass check, but it should not independently make the final decision. It is well suited to locating information and applying repeatable tests; it is less reliable when a clause is ambiguous, documents conflict in an unusual way or a discrepancy’s commercial significance requires judgement.

What the automation layer does

  1. Ingests records: collects the credit, amendments, invoices, transport documents, insurance documents, certificates and correspondence.
  2. Extracts data: turns typed, scanned or semi-structured content into fields and searchable text.
  3. Classifies documents and data points: identifies document types and the terms that need checking.
  4. Matches conditions: compares extracted values with the transaction-specific credit and applicable internal rules.
  5. Runs repeatable checks: flags missing information, inconsistent values and apparent discrepancies.
  6. Retrieves relevant rules: presents the applicable UCP 600 provisions or bank policy beside the result.
  7. Scores confidence: distinguishes cases that can proceed through a controlled workflow from those requiring a specialist.

What specialists must still do

  • Investigate whether an apparent discrepancy is real, material and properly documented.
  • Interpret unusual clauses, local practices and the commercial context of the transaction.
  • Decide how to handle exceptions and whether an override is justified.
  • Approve the outcome and retain responsibility for the bank’s action.
  • Review model performance, rule changes and the quality of the audit trail.

HSBC says its Smart Checking system “routes low-confidence results, exceptions and complex edge cases to specialists.” Bhrigu Singh, HSBC’s chief product officer for Global Trade Solutions, describes the principle as an “exceptions-first model” that automates only where the evidence supports it. That is an example of a controlled workflow, not proof that every bank can safely automate the same scope.

What is the difference between an AI checker, a rules engine and a human-led workflow?

These approaches solve different parts of the problem. An AI checker is strongest at reading and organising messy documents; a deterministic rules engine is strongest at applying explicit, repeatable conditions; and a human-led workflow is strongest where evidence is incomplete or context changes the meaning.

Approach Best contribution Important limitation Accountability
AI checker Extraction, document classification, cross-document comparison and confidence-based triage Uncertainty in source data, unusual wording and model interpretation require escalation A specialist approves exceptions and the final outcome
Rules engine Consistent tests for defined fields, dates, amounts and policy conditions Cannot by itself understand every unstructured document or commercial nuance Rules must be versioned, governed and reviewed
Human-led workflow Context, professional judgement, negotiation and exceptional cases Slower and more resource-intensive for high-volume repetitive work The responsible specialist owns the decision

A production design can combine all three: AI prepares evidence, a rules layer applies deterministic checks, and a specialist resolves what neither system can establish. The comparison should cover extraction and discrepancy detection, confidence routing, explainability, UCP 600 and internal-policy alignment, unusual documents, integration with core trade platforms, privacy and cyber controls, implementation cost, training and accountability.

What evidence shows about AI adoption in trade?

The International Chamber of Commerce and World Trade Organization reported in 2025 that nearly 50% of surveyed firms were already using AI for trade-related activities. Among firms using AI, 90% reported tangible benefits, and businesses reported reductions of up to 50% in trade-related costs, including communications and compliance. These are survey findings, not a guarantee for a particular documentary-credit operation.

The World Economic Forum’s 2024 TradeTech research surveyed 335 participants in eight countries. It identified data access and interpretation, ecosystem standardisation and affordability as major obstacles. The ICC-WTO work also highlighted regulatory fragmentation, skills shortages, lack of trust and security risks.

HSBC says it processes more than one million documentary presentations each year, including documentary credits and collections. Its November 2025 Trade Pulse Survey found 38% of respondents already using AI or machine learning in areas such as sourcing, logistics routes or inventory, with a further 46% planning to do so. Those figures describe adoption signals, not independent evidence that automated documentary-credit decisions are accurate.

The WTO’s 2024 modelling offered scenarios rather than forecasts: an optimistic scenario estimated almost 14 percentage points of additional global real-trade growth by 2040, compared with just under 7 percentage points in a cautious scenario. Digitally delivered services gained nearly 18 percentage points cumulatively in the optimistic scenario. The distribution of those gains depends on infrastructure, skills and access to reliable data.

How should a bank automate documentary-credit checking safely?

Start with a narrow, auditable scope and expand only when the evidence supports it.

  1. Define the rule baseline. Map each automated check to UCP 600 and the bank’s current policy. Record the edition, interpretation and effective date of every rule.
  2. Prepare governed data. Set standards for document quality, naming, retention, access and privacy. Poor scans, inconsistent templates and missing amendments should be visible inputs, not hidden model assumptions.
  3. Separate deterministic and probabilistic checks. Use a rules engine for explicit conditions and AI for extraction, classification and comparisons that require document interpretation.
  4. Set confidence thresholds. Specify which results may proceed, which require a second review and which must always go to a specialist. Thresholds should be conservative for high-value or legally sensitive conditions.
  5. Show side-by-side evidence. Present the source text, extracted value, credit clause, rule applied and reason for the flag together. A score without supporting evidence is not an explanation.
  6. Make escalation mandatory. Low-confidence results, conflicting documents, unusual clauses and policy exceptions should enter a named queue with a deadline and an accountable reviewer.
  7. Version and monitor the system. Track model versions, rule changes, overrides, false positives, missed discrepancies and recurring document-quality problems. Review performance after material changes to formats, regulations or products.
  8. Preserve reversibility. A person must be able to reject an automated recommendation, correct extracted data and document why the final treatment differs from the system output.

What can go wrong, and what controls address it?

  • Poor or inconsistent documents: use quality gates, rescan requests and manual capture for unreadable pages.
  • Model uncertainty: enforce confidence thresholds and route edge cases rather than silently accepting a guess.
  • Rules becoming stale: maintain versioned UCP 600 interpretations, internal policies and change approvals.
  • Weak auditability: retain the input document, extracted evidence, rule result, reviewer identity, override reason and final decision.
  • Cyber and privacy exposure: apply least-privilege access, encryption, segregation of duties and controlled retention.
  • Regulatory fragmentation: document the jurisdiction and regulatory basis for each workflow and obtain local compliance review.
  • Loss of institutional expertise: train specialists to challenge outputs and keep documentary-credit interpretation skills in-house.
  • Unequal access to technology: account for the WTO’s warning that gaps in infrastructure, skills and data can widen divides between economies and firms.

Professional judgement remains the control that connects a document result to a payment decision. As trade-finance commentator Dave Meynell puts it, “Most AI systems can assist with access to information, but they do not replace professional judgement.”

How can banks keep accountability while increasing speed?

Assign ownership at every hand-off. The technology team owns model and access controls; trade operations owns the checking procedure; compliance owns policy interpretation; and a named specialist approves exceptions and the final disposition. A complete record should show what the system automated, what evidence it used, which rule version applied, who reviewed the case and why an override was accepted or rejected.

Teams also need a common reference point. The current UCP 600 text and recognised documentary-credit training, including specialist certification pathways, help reviewers understand the rulebook an automated checker is applying. Automation is safest when it makes that reasoning more visible, not when it hides it behind a single pass/fail label.

What does “augment, not replace” mean in practice?

It means moving specialists away from copying fields and searching for routine mismatches, while preserving their authority over ambiguity, exceptions and risk. A bank can process more presentations and shorten repetitive work without claiming that a model understands every trade, document or jurisdiction. The defensible target is controlled augmentation: automate the evidence gathering, escalate uncertainty, and keep the decision—and the audit trail—human-owned.

Frequently Asked Questions

Will AI eliminate documentary-credit fees if it reduces processing costs?

No. Surveyed firms have reported reductions of up to 50% in trade-related costs, but implementation, model governance, training, security and specialist review still require funding. Any savings depend on the bank’s document volumes, data quality and scope of automation.

Can a bank use one global AI model for every documentary credit?

A single model may not fit different jurisdictions, products, languages or internal policies. Regulatory fragmentation and inconsistent data are documented adoption barriers, so banks need local controls, jurisdiction-specific rules and a process for handling exceptions.

What should documentary-credit staff learn as automation expands?

They need strong UCP 600 interpretation skills plus the ability to challenge extracted evidence, assess confidence, document overrides and recognise model failure. Training should cover both the rulebook and the bank’s escalation and audit procedures.

Does moving to digital trade records remove the need for human review?

No. Digital records can improve access to information, but interoperability and standardisation remain obstacles, and unusual clauses still require interpretation. Better data makes automation safer; it does not transfer accountability to software.
