How to Stream an FFmpeg Playlist to YouTube with a Static Image Between Videos

You can stream a playlist with a still image between clips by building one continuous timeline in FFmpeg, then sending its encoded output to YouTube Live. The key is to make each image a timed video segment; looping an image input by itself does not insert it between playlist items. Which concat method and exact filter graph work depends on the files’ streams, codecs, time bases, and desired transitions.

Choose the right way to assemble the playlist

FFmpeg offers two main approaches. The concat demuxer can join compatible files in sequence and is useful when avoiding re-encoding matters. The concat filter is the option to consider when the inputs need transformations or re-encoding. FFmpeg explains the distinction in its FAQ on concatenating video files.

Neither approach makes arbitrary MP4 files interchangeable. Inspect the media first and choose the method based on what differs between clips.

Inspect and prepare the source files

  1. Inventory every clip. Check its video and audio streams, codecs, time base, frame size, frame rate, audio layout, and duration metadata. FFmpeg’s documentation describes the concat demuxer’s stream-compatibility requirements and warns that duration information affects timestamps.
  2. Decide where the still belongs. Specify whether it follows every clip or only selected clips, and choose how long it should appear. The duration is a creative choice, not a YouTube setting.
  3. Make the still a timed segment. FFmpeg can read an image input and loop it, but the still must have an explicit duration in the output timeline. Give it output properties compatible with the video segments, then concatenate or filter those segments using a method that fits the media.
  4. Normalize incompatible inputs if necessary. If clips differ in streams or properties needed for the concat demuxer, use a workflow that transforms them into compatible segments, such as a concat-filter graph and re-encoding. There is no single safe recipe for every combination of files.

FFmpeg documents image input and looping options in its all-in-one documentation, but the documentation does not provide one universal command that inserts a timed still after each playlist item. The exact command or intermediate-file workflow must be built around your inputs.

Build and validate the timeline

Think of the output as a sequence of timed segments: clip one, still, clip two, still, and so on. The still is a video segment with a chosen duration, not a separate overlay that FFmpeg will automatically place at playlist boundaries.

  • For compatible clips, use a concat-demuxer file list for the video sequence; account for the still segments in the timeline using compatible media and an appropriate concatenation workflow.
  • If the segments need different scaling, frame-rate handling, audio treatment, or other transformations, use a concat filter and encode the resulting continuous output.
  • Check segment durations and timestamp continuity. Incorrect source duration metadata can lead to gaps, overlaps, or artifacts.
  • Listen across every boundary. Decide whether clip audio should stop during the still, continue underneath it, or be replaced; handle that intentionally in the timeline.

Before going live, render or test a representative sequence. Confirm that each still appears for the intended duration, transitions occur in the right order, and audio behaves as planned. A command copied without matching the source streams and timing can fail or produce a discontinuous broadcast.

Set FFmpeg output for YouTube Live

Use YouTube’s live encoder settings, not its upload recommendations, to choose the outgoing stream. The current English guidance lists RTMP/RTMPS ingest, H.264, H.265 (HEVC), and AV1 video options, frame rates up to 60 fps, AAC or MP3 audio, constant bitrate encoding, and a recommended keyframe interval of 2 seconds, with 4 seconds as the maximum. YouTube recommends RTMPS for encrypted ingest.

Bitrate depends on the codec, resolution, and frame rate. For H.264, YouTube’s live table lists 14 Mbps for 1080p at 30 fps, 17 Mbps for 1080p at 60 fps, and 8 Mbps for 720p at either 30 or 60 fps. These are YouTube recommendations in its live encoder guidance, accessed in 2026—not measurements of this FFmpeg workflow or permanent guarantees. Check the current table for your chosen output format before streaming. The same page recommends AAC stereo audio at 128 Kbps in its advanced guidance.

  • Configure constant bitrate (CBR) encoding and a 2-second keyframe interval; do not exceed YouTube’s stated 4-second maximum.
  • Choose a supported codec, resolution, and frame rate, then use the matching live bitrate guidance rather than applying one bitrate to every output.
  • Use a sustained internet connection with upload capacity above the stream’s bitrate. YouTube’s Streaming tips recommend 20% headroom above the stream bitrate.

Connect to your YouTube stream and test

  1. Open YouTube Live Control Room and create or select the stream.
  2. Copy the stream URL and stream key shown for that stream. Enter those account-specific values in FFmpeg’s output configuration; never publish the key or include a real key in a shared command.
  3. Start FFmpeg and check YouTube’s stream health and messages in Live Control Room. YouTube Help says, “Make sure to test before you start your live stream.”
  4. Run a private or otherwise suitable test with representative motion and audio. Verify the still timing, transitions, audio continuity, and stream health before the intended broadcast.
  5. Keep monitoring the connection and YouTube messages during the stream. If the encoder disconnects or the upload becomes unstable, address the network or encoder issue rather than assuming the playlist timeline is at fault.

Troubleshooting common failures

Symptom Likely cause What to check
Concat demuxer rejects a file or output is malformed Input streams, codecs, or time bases are incompatible. Compare each file’s stream layout and timing. Normalize the segments or use a concat-filter workflow with re-encoding.
Gaps, overlaps, or artifacts at clip boundaries Incorrect duration metadata or discontinuous timestamps. Check source durations and the assembled timeline; validate segment timing before sending it live.
Still image does not appear for the intended interval The image was looped as an input but not assigned an explicit segment duration and position. Represent it as a timed video segment and verify its place and duration in the timeline.
YouTube reports poor stream health or buffering Insufficient sustained upload bandwidth or unsuitable encoder settings. Check the selected codec, resolution, frame rate, bitrate, CBR, keyframe interval, and available upload headroom against YouTube’s current live guidance.
FFmpeg connects to the wrong stream or fails authentication The stream URL or key is incorrect, stale, or for a different Live Control Room stream. Copy the current values from the selected stream in Live Control Room and keep the key private.
