For YouTube Live, pace the file input with -re and configure the encoded output for YouTube’s current ingest requirements. The input clips do not need to be pre-converted before ingest, but the live output needs a deliberate timing policy.
What you need before building the FFmpeg stream
This workflow starts with local video files in the order you want them played. It does not cover downloading a YouTube playlist or bypassing authentication or DRM. Use only material you have permission to retransmit; rights to a documentary, soundtrack, or other source material do not automatically include permission to rebroadcast it.
Commands below are patterns, not universal drop-in scripts. Check the installed FFmpeg build and adapt stream selection, dimensions, audio handling, and options to the actual files. FFmpeg’s online manual is a rolling version, so confirm option availability locally with ffmpeg -version and ffmpeg -h.
Inventory every clip
Inspect representative files—and ideally every file—with ffprobe before concatenating. Compare duration, video and audio stream counts, codecs, dimensions, pixel format, frame rate, time base, and whether audio is present. Mixed frame rates are only one possible incompatibility: a clip without audio or with a different audio layout can also break a filter graph or cause an unexpected transition.

Keep an ordered list of the input files. If you later generate a filter graph for a long playlist, its labels and concat segment count must match the actual inputs and streams.
Choose how the output should handle different frame rates
Different source frame rates do not automatically require changing every file before ingest. They do require choosing how the final output timestamps and cadence should behave. FFmpeg’s -fps_mode options control output handling: cfr duplicates or drops frames to reach an exact constant frame rate; vfr preserves frame timestamps except when duplicate timestamps would result; and passthrough retains demuxer timestamps.
- Choose CFR when a single predictable delivery cadence is important for the live pipeline. Expect some frames to be duplicated or dropped when source timing does not match the target.
- Choose VFR when preserving timestamp variation matters more than a fixed frame cadence. Check playback behavior and the target pipeline rather than assuming every downstream stage handles it identically.
For a typical live encode, a fixed output cadence is often easier to reason about. Select it intentionally—such as 30 or 60 fps—and ensure it does not exceed YouTube’s current limit. Do not confuse this live-output decision with YouTube’s separate upload advice to encode a file at its recorded frame rate.
Preferred method: concatenate with a filter and re-encode
FFmpeg’s FAQ recommends the concat filter when re-encoding is needed. It decodes inputs, lets you normalize them to compatible properties, and joins the resulting streams. This is the safer default when clips have different frame rates, dimensions, codecs, or other stream properties.

The following example assumes both MP4 files contain one video stream and one compatible audio stream. It scales each picture to fit within 1920Ă—1080, pads to a common frame, converts video to yuv420p, joins the clips, and encodes a 30 fps H.264 output. Change the geometry and cadence to match your material and intended output.

The example uses a 30 fps output and a 60-frame GOP, equivalent to a two-second keyframe interval. The 8 Mbps video rate shown is YouTube’s recommendation for H.264 720p at either 30 or 60 fps, not a general recommendation for the example’s 1080p canvas. Choose a bitrate from YouTube’s current table for the actual codec, resolution, and frame rate, and make sure your upload connection can sustain the total stream bitrate.
In the example, -re appears before each local input so FFmpeg reads each at native frame rate. It paces file reading; it does not make mixed source frame rates consistent. Replace the ingest URL and key with the values for your YouTube Live setup. Never publish or share a real stream key.
Handling missing or incompatible audio
The example will fail if either input lacks the referenced audio stream. If a clip has no audio, either create a silent audio stream of the appropriate duration for it or construct a graph that joins video-only segments separately and maps audio through a separately normalized timeline. For a long playlist with mixed audio layouts, make the audio policy explicit—sample rate, channel layout, and treatment of silent sections—before generating the filter graph. Verify synchronization at transitions rather than assuming that matching video alone is sufficient.
When the concat demuxer and stream copy can work
The concat demuxer is a conditional shortcut when avoiding another encode matters and all files have compatible streams. FFmpeg requires the same streams, including matching codecs and time bases, and related stream properties must be suitable for concatenation. Different nominal frame rates are a reason to check carefully, not proof that packet-copy joining will work cleanly.
Create a manifest
Save a text file such as playlist.ffconcat with the required header and one file entry per clip:

Then try stream copy only after confirming compatibility:

The demuxer adjusts timestamps so the first file begins at zero and each subsequent file follows the previous file, using each file’s duration. Incorrect duration metadata can produce artifacts; streams with unequal durations can also leave gaps because timestamp adjustment is global. Inspect the output at every transition, including audio. If the files are incompatible or show glitches, use the filter-and-re-encode method instead.

Configure the output for YouTube Live
YouTube’s live encoder guidance lists RTMP or RTMPS ingest, H.264, H.265, and AV1 video, a maximum frame rate of 60 fps, AAC or MP3 audio, and CBR encoding. It recommends a two-second keyframe frequency and says not to exceed four seconds. These are YouTube’s current published settings; the page does not display a publication or last-updated date, so check it again when preparing a stream.
Use the bitrate for the actual output
YouTube’s H.264 guidance recommends 14 Mbps for 1080p at 30 fps, 17 Mbps for 1080p at 60 fps, and 8 Mbps for 720p at either 30 or 60 fps. These figures apply to those specified H.264 output modes, not every resolution, codec, or network. Use the current YouTube table for your chosen output, and leave enough upload capacity for a stable connection.
YouTube says it transcodes live streams into multiple output formats. That does not remove the need to send a correctly configured, stable ingest stream from FFmpeg.

Set up the YouTube destination securely
In YouTube Live Control Room, use the ingest destination and stream key provided for your event or stream setup. Put the destination in FFmpeg’s output position, as in the pattern above; the example deliberately uses placeholders rather than a real key. Treat a stream key like a password: do not paste it into a public post, commit it to a public script repository, or include it in a screen recording. If exposed, replace or reset it in YouTube’s controls.
Test transitions and monitor the live stream
Before scheduling or relying on a long-running stream, test with the actual files and representative audio and movement. YouTube advises: “Make sure to test before you start your live stream.” During the test, inspect the transitions most likely to fail: changes in frame rate, resolution, audio presence, or duration.
- Check that timestamps advance and the output is not unintentionally sped up or slowed down.
- Watch for judder, freezes, black frames, or a sudden change in framing at clip boundaries.
- Listen for audio gaps, level jumps, and loss of synchronization.
- Confirm that the encoder’s output cadence, keyframes, codec, and bitrate match the settings selected for the event.
YouTube also advises: “During the event, monitor the stream health and review messages.” Keep Live Control Room visible during the stream so you can respond to ingest or health warnings.
Troubleshoot common failures
FFmpeg reports that a stream is missing
Cause: A filter graph refers to an audio or video stream that is absent in one of the clips, or the file’s stream layout differs from the assumed layout. Fix: Inspect each file with ffprobe, correct stream labels and maps, and add a consistent silent-audio strategy if the output requires audio across all segments.
The concat demuxer fails or the transition glitches
Cause: The inputs do not have compatible stream properties, or duration metadata is inaccurate. Fix: Verify codecs, streams, time bases, and durations; test every boundary. If compatibility is not established, switch to the concat filter and re-encode.

The stream is too fast, too slow, or irregular
Cause: File reading is not paced for live output, or the selected output timing policy does not match the intended cadence. Fix: Place -re before each relevant file input for real-time reading, then choose an explicit output policy such as -fps_mode cfr with a target -r. Remember that pacing and frame-rate conversion solve different problems.
YouTube reports poor stream health or drops frames
Cause: The bitrate may exceed available upload capacity, or the output settings may not match the selected resolution and frame rate. Fix: Use YouTube’s bitrate guidance for the actual output mode, verify stable upload capacity, and test before going live. Check Live Control Room messages while streaming.
The video is accepted but has an unexpected look
Cause: Input sizes, aspect ratios, frame rates, or timestamps vary, and the pipeline’s normalization or cadence policy was not chosen to account for them. Fix: Normalize geometry and pixel format in the filter graph, choose CFR or VFR deliberately, and review transitions with the actual media before broadcasting.
