Use FFmpeg’s concat demuxer to feed a sequence of compatible podcast episode files to a YouTube Live stream. Create a UTF-8 playlist script with one file entry per episode, then run FFmpeg with YouTube’s ingest URL and stream key. The key limitation is compatibility: the demuxer does not normalize different codecs, stream layouts, or time bases. Check the files first; if they differ, prepare compatible versions or use FFmpeg’s concat filter when re-encoding is needed.
What the concat demuxer does—and when it fits
The concat demuxer presents a text-script list of media files to FFmpeg as one sequential input. It reads and joins their packets without re-encoding by itself, which can be useful when all episode files already have compatible streams and avoiding another encode matters. It is not a format converter: it will not fix different resolutions, sample rates, channel layouts, codecs, or missing audio.
FFmpeg requires the listed files to have the same streams, codecs, and time bases. Compare stream count and layout, codec, time base, and duration or timestamp accuracy before choosing this method. If inputs need normalization or re-encoding, prepare compatible intermediate files or use the concat filter instead. Build the playlist file
Save a UTF-8 plain-text file named playlist.ffconcat alongside the episode files:

For automatic format recognition, the header must be the very first line exactly as shown: do not add a blank line or byte-order mark before it. Add one file directive for each episode, in the order you want them played. Relative paths are convenient when the playlist and media are together, but verify how paths resolve from the working directory of the FFmpeg process. Follow FFmpeg’s script syntax to escape special characters and spaces in filenames; do not assume shell quoting rules and concat-script quoting are interchangeable.

Repeat the ffprobe check for the other episodes. Compare the streams present, codecs, and time bases. An input with a different audio layout or encoding history may break an otherwise plausible playlist. The demuxer does not create missing tracks or reconcile incompatible media properties.
Understand timestamp and duration behavior
The demuxer shifts timestamps so the first file begins at zero and each subsequent file follows the preceding file’s duration. If audio and video lengths do not align, gaps may result; inaccurate reported durations can cause artifacts at transitions. A duration directive in the script can override a file’s reported duration. Providing durations for every file also enables seeking across the virtual concatenation. Use an override only when you have a reliable duration for that asset, and test the transition rather than guessing.

Choose demuxer, preparation, or filter
- Use the demuxer: episode streams already match and you want to avoid re-encoding.
- Prepare normalized files: sources differ, and you want a consistent set of intermediate files for a later demuxer run.
- Use the concat filter: the inputs differ and re-encoding as part of the joining workflow is appropriate.
Connect the playlist to YouTube Live
In YouTube Live Control Room, create or select the live stream and obtain the ingest URL and stream key. YouTube recommends RTMPS; use the secure ingest endpoint provided for your stream. The following is an illustrative encoding pattern, not a tested or guaranteed command. Adapt it to your installed FFmpeg build, available encoder, source material, upload capacity, and YouTube’s current requirements:

The sample uses a 30 fps output and a 60-frame GOP, or two seconds, to illustrate YouTube’s recommended keyframe interval. YouTube says keyframes should not exceed four seconds. The sample’s 4,500 Kbps video bitrate is not a general recommendation: for H.264 at 1080p30, YouTube’s encoder guidance lists 5 Mbps minimum and 14 Mbps recommended. Its recommendations vary by codec, resolution, and frame rate, so check the current YouTube live encoder settings, bitrate, and resolution guidance before choosing an output profile. The same page lists 128 Kbps as the recommended stereo audio bitrate and 44.1 kHz as the listed stereo sample rate.

In the command, input options such as -f concat and -safe 0 come before the relevant -i; output encoding and muxing options come before the output URL. The example uses -safe 0 because it relaxes the concat demuxer’s default safe-path restriction. Use it only with a playlist and paths you control and trust. If your filenames meet the safe-name restrictions, you may not need it.
The environment-variable names in the example are placeholders, not credentials. Do not expose a real stream key in a public command, screenshot, repository, or shell history accessible to others. Treat it like a password. YouTube documents how to handle and reset keys in its live stream settings guidance.

When stream copy is appropriate
Replacing the encoding options with -c copy can avoid re-encoding only if the source streams and output container and ingest expectations are compatible. It does not bypass the concat demuxer’s matching-stream requirement, and it is not a safe assumption for a mixed set of podcast files. The example encodes to a consistent output profile so you can specify the outgoing settings, but that choice does not make incompatible concat inputs compatible.
Preflight the playlist and live event
- Run a short representative test. Use the actual playlist and output profile, including the first episode transition and any file with a different duration, audio layout, or encoding history.
- Check the YouTube preview. Confirm that the encoder preview appears and that audio is present before making the event public. YouTube’s encoder setup instructions describe the stream URL/key and preview-to-live flow.
- Test realistic content. YouTube recommends testing with audio and movement similar to the real stream, then monitoring stream health messages while live.
- Check upload capacity. Your connection needs to sustain the selected bitrate; leave practical headroom for network variability.
- Set platform controls separately. Confirm privacy, scheduling, and auto-start or auto-stop settings in YouTube. These are not concat-demuxer options.
- Keep a source copy. Retain the playlist and episode files, and verify the archived result after the event. YouTube’s encoder setup page says streams under 12 hours are automatically archived; confirm current behavior and account settings before relying on the platform archive as your only master.
Troubleshoot common failures
