How to Use FFmpeg to Stream a Church’s Prerecorded Sermons from a CSV Playlist to YouTube

A CSV is not an FFmpeg playlist. Learn how to validate sermon paths, generate a concat list, configure YouTube Live, and run and monitor FFmpeg.

FFmpeg can send a church’s prerecorded sermons to a YouTube Live event, but it cannot read an ordinary CSV playlist directly. First parse the CSV into FFmpeg’s concat-list format, check that the videos can be joined safely, then send the resulting feed to the event’s YouTube stream URL and key. The steps below show the workflow and where it needs adapting to your CSV, operating system, and media files.

Before you begin: check access, files, and rights

  • Confirm the channel is eligible to stream. YouTube’s current guidance requires channel verification and no live-streaming restriction in the preceding 90 days; its stated minimum age to live stream is 16. See YouTube’s live-streaming eligibility guidance.
  • Install an FFmpeg build that includes the required demuxers, codecs, and RTMPS protocol support. Available encoders vary by build, so check the installed build before relying on a particular codec or option.
  • Keep the CSV and sermon media in a stable, readable location for the event. Check that each referenced file exists and that the intended order is correct.
  • Confirm that the church has the rights and permissions needed to stream each sermon, including any music, readings, or other material within it. A video being available to the church does not automatically establish permission for public streaming.
  • Decide whether this is one finite sequence or a continuous schedule. FFmpeg’s concat demuxer plays a finite list in order; it does not automatically repeat the list or pick up later CSV changes.

The CSV’s column names, delimiter, quoting rules, and path conventions depend on how it was created. The examples here use illustrative paths, not a presumed church-specific schema.

Convert the CSV into an FFmpeg playlist

Read and validate the CSV instead of passing it to FFmpeg

FFmpeg’s concat demuxer expects a text file with entries such as file 'media/sermon-01.mp4', not comma-separated rows. Use a CSV-aware parser appropriate to your environment to read the intended media-path column. Do not build shell commands by directly inserting arbitrary CSV text: quoted commas, newlines, and unexpected values can change how data is interpreted.

For each row, validate that the path is present, points to an existing readable media file, and is within the directory or set of directories you intend to use. Preserve the CSV’s row order unless you explicitly sort it. Escape quotes and unusual characters according to FFmpeg concat-list syntax when writing paths; ordinary shell quoting alone does not make a concat list safe.

Write a concat-list text file

For compatible media and simple relative paths, the generated file can look like this:

ffconcat version 1.0
file 'media/sermon-01.mp4'
file 'media/sermon-02.mp4'

The ffconcat version 1.0 header must be exact and on the first line for automatic format recognition. The paths are examples: generate them from the validated CSV entries and ensure they resolve from the working directory used to run FFmpeg. See the FFmpeg concat demuxer documentation.

Keep the demuxer’s default safe-path behavior where possible. Its safe mode rejects some paths, including paths with protocol specifications or unsafe components. Do not disable that protection just to make unchecked CSV values work. If trusted absolute paths genuinely require -safe 0, constrain and validate every input first: that setting accepts any filename and broadens what the list can open. See FFmpeg’s concat options.

Check whether the sermon files can be concatenated

Before choosing stream-copy, probe representative files and compare their stream layout, codecs, and time bases. The concat demuxer is suitable for avoiding re-encoding when the inputs have the same streams, codecs, and time bases. It does not make arbitrary videos compatible.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The demuxer places files in sequence and adjusts later timestamps using the preceding file’s duration. Incorrect or inaccurate duration information can therefore cause gaps or audiovisual artifacts. Test the complete intended sequence before scheduling a public event.

Workflow When it fits Trade-off
Concat demuxer with stream-copy Inputs have compatible streams, codecs, and time bases. Can avoid re-encoding; mismatched files or inaccurate durations may cause errors or artifacts.
Concat filter with re-encoding Inputs need to be made consistent as part of the output workflow. Requires decoding and encoding, with corresponding processing and quality considerations; choose and test output settings for the actual media.

FFmpeg’s FAQ distinguishes the concat demuxer, which can avoid re-encoding, from the concat filter for cases where re-encoding is needed. The filter workflow requires an explicit filter graph and matching output settings; its exact construction depends on the source streams, so there is no universal command for an unknown collection of sermon files. See FFmpeg’s concatenation FAQ.

Create the YouTube Live event and protect its key

  1. In YouTube Studio, open Live Control Room and create or schedule the event.
  2. Open the event’s stream settings and obtain its stream URL and stream key. Use the exact endpoint provided there rather than assuming a universal ingestion URL.
  3. Choose RTMPS when available. RTMPS is RTMP protected by TLS/SSL, and YouTube recommends it. Do not substitute HLS settings into this RTMPS workflow.
  4. Keep the stream key secret. YouTube describes stream keys as like the stream’s password and address. Do not publish a real key in a script, repository, screenshot, or article. See YouTube’s encoder setup instructions and RTMPS guidance.

YouTube’s current encoder guidance for RTMP/RTMPS lists H.264, HEVC, and AV1 video support, AAC or MP3 audio, and frame rates up to 60 fps, subject to the conditions on its settings page. For a straightforward SDR sermon feed, H.264 video with AAC audio is a practical example, not a requirement for every source or build. Choose a resolution and bitrate that fit the source and YouTube’s current resolution-specific recommendations rather than treating one bitrate as universal.

  • Use constant bitrate (CBR) as YouTube recommends.
  • Set a 2-second keyframe interval; do not exceed 4 seconds.
  • Match resolution and frame rate to the source where practical, and consult YouTube’s current bitrate table for that output resolution.
  • Check the installed FFmpeg build for the encoder and protocol options you plan to use.

These operational settings are from YouTube’s live encoder settings guidance; the page reviewed does not state a publication year, so verify it again when configuring a later event.

Send the playlist to YouTube with FFmpeg

The command structure is: read the generated list with -i, select stream-copy only if the media is compatible (or provide the required filter and encoding options), then output to the event’s RTMPS URL. The exact output URL form depends on the endpoint YouTube shows and the installed FFmpeg build.

export YT_RTMP_URL='paste-the-event-endpoint-shown-in-Live-Control-Room'
export YT_STREAM_KEY='load-the-secret-key-securely'

ffmpeg -re -f concat -safe 1 -i sermons.ffconcat
  -c copy -f flv "${YT_RTMP_URL}/${YT_STREAM_KEY}"

This is an adaptable example for a compatible concat list and a YouTube endpoint/key arrangement that accepts the shown URL form; it is not a universal command for every event or FFmpeg build. Confirm the endpoint format against Live Control Room and test with the actual files. The -re option reads input at its native rate rather than sending the sequence as fast as possible. -c copy avoids re-encoding and is only appropriate when the inputs and output are compatible. If not, replace it with a tested filter-and-encoding workflow using YouTube-appropriate output settings. FFmpeg accepts inputs via -i and can output to a URL; see FFmpeg’s command-line documentation.

Environment variables keep secrets out of the command text, but they are not a complete secret-management system: depending on the operating system and account configuration, other processes or users may be able to inspect process environments. Restrict access to the machine and account, avoid shell history or shared logs containing the key, and rotate the key in YouTube if it is exposed.

Preview, monitor, and handle the end of the list

  1. Start FFmpeg while the event is available in Live Control Room.
  2. Wait for YouTube’s preview and inspect both picture and sound before going live. Check that the public live page is reachable as intended.
  3. Monitor stream health during the event. YouTube recommends leaving upload capacity beyond the stream’s total bitrate; a saturated connection can disrupt delivery.
  4. Have an operator able to inspect FFmpeg’s output, stop or restart the process, and confirm which sermon should play next if it exits or stalls.

A concat list is finite. For unattended operation, a separate wrapper or scheduler must handle process restarts, repetition, or applying updated CSV entries. Choose that mechanism for the church’s operating system and oversight needs; no single scheduler or restart policy is appropriate for every setup. YouTube says streams under 12 hours are automatically archived; confirm current account and event settings, and do not assume the same behavior for longer streams. See YouTube’s encoder instructions and its stream-quality tips.

Troubleshoot common failures

Symptom Likely cause What to check
FFmpeg says the concat file is invalid or cannot open an entry. The file is still CSV, the header is malformed, a path is wrong, or a path is rejected by safe mode. Confirm the exact first-line header, generated file entries, working directory, file permissions, and validated paths. Do not use -safe 0 on unchecked CSV contents.
Playback stops or shows gaps at a sermon boundary. Incompatible stream parameters or inaccurate duration information. Compare codecs, stream layouts, time bases, and durations. Test the full list; use a concat-filter/re-encode workflow if the files need normalization.
YouTube does not receive the stream. Wrong event endpoint or key, unavailable RTMPS support, or a build/protocol mismatch. Copy the endpoint and key from that event’s Live Control Room settings, confirm the URL form, and verify the FFmpeg build supports the necessary protocol.
YouTube receives video but flags a setting or quality issue. Output codec, bitrate, keyframe interval, resolution, or frame rate does not fit the selected configuration. Check YouTube’s current encoder settings for the resolution and protocol, use CBR and a 2-second keyframe interval (not over 4 seconds), and verify preview and stream health.
The stream exits at the end of the final sermon. The concat list was finite and has ended. Use an explicitly managed wrapper or scheduler if repetition or a continuing schedule is required; monitor it and define how playlist changes take effect.

Or let it run in the cloud

If the goal is a continuously running YouTube channel rather than a one-off event, StreamNeo is a cloud option: upload a recording or build a playlist, add the YouTube stream key once, and go live. It loops uploaded videos, so no computer, OBS, or home connection has to stay on. It supports any uploaded quality up to 4K 60fps at one flat price per slot, with no re-encode or quality tiers, and automatically recovers if YouTube drops the stream. The first day is free with no card. Monthly: $9.99 per month.

StreamNeo is for uploaded videos streamed to YouTube, not a live camera feed. Learn more at StreamNeo, or start the free first day.
