You can use FFmpeg’s concat demuxer to feed a sequence of prerecorded sermons to a YouTube Live encoder stream, provided the files have compatible audio and video streams. The concat list is only one part of a 24/7 setup: you also need a YouTube stream key, suitable encoding and network settings, real-time pacing, and a plan to detect and recover from failures.
What you need before starting
- A library of sermon videos you have the rights to stream, including any music, images, or guest contributions.
- FFmpeg installed on a computer or server that can remain powered and connected to the internet.
- A YouTube channel with live streaming enabled, plus an encoder stream URL and private stream key.
- Enough reliable upload capacity for the chosen video bitrate, with headroom for network variation.
- A way to monitor the stream and restart or alert on failures. FFmpeg and YouTube do not, by themselves, guarantee a session will run continuously or recover from every fault.

Prepare the sermon files
Use the concat demuxer when the files are compatible
The concat demuxer reads listed files in order and can avoid re-encoding. FFmpeg requires the files to have the same streams, including compatible codecs and time bases; differing properties can make transitions fail or produce timestamp artifacts. Review the FFmpeg concat demuxer documentation before relying on stream copy.
Create a plain-text file such as sermons.txt in the directory containing the videos:

The ffconcat version 1.0 marker must be the exact first line for automatic format recognition. Relative filenames are a straightforward, portable choice. The demuxer’s safe option defaults to 1 and rejects paths or directives it considers unsafe; avoid casually disabling that protection, especially for a list generated from untrusted input.
Check ordering, paths, and durations
- Use the intended playback order in the list; filenames are not automatically sorted by sermon date or title.
- Keep filenames simple and verify that every path resolves from the directory where FFmpeg will run.
- Incorrect or imprecise stored durations can create timestamp gaps or artifacts at file boundaries. FFmpeg allows duration overrides in concat scripts when you have verified durations; do not guess them.
- Test transitions between every kind of file in the library, not only the first pair.
Normalize incompatible videos when needed
If sermons differ in codec, frame size, frame rate, audio layout, or time base, normalize them to a common output profile before using the demuxer with stream copy. This adds a preparation step and may use substantial CPU time while encoding; re-encoding can also introduce generation loss. If you want FFmpeg to re-encode as part of concatenation, the concat filter is the alternative described in the FFmpeg FAQ. Choose between preparation and on-the-fly conversion based on your machine and how often the library changes.

Create a YouTube Live encoder stream
- In YouTube Studio, enable live streaming if it is not already active; allow for the first-time activation period YouTube specifies.
- Create or schedule an encoder stream in the current Live Control Room workflow.
- Copy the server URL and stream key shown for that stream into your private FFmpeg configuration. YouTube treats the key like a password: do not publish it, place it in a public script, or share it in screenshots. See YouTube’s live stream settings guide.
- Connect the encoder and check the Live Control Room preview and stream health before making the event public.
Use YouTube’s current interface labels, which can change over time. Keep secrets in a protected configuration or environment mechanism appropriate to your operating system rather than copying them into a public article or shared repository.
Choose encoder and network settings
YouTube recommends RTMPS for encrypted transport with supported encoders. Its current encoder guidance lists H.264, H.265/HEVC, and AV1 video; AAC or MP3 audio; constant bitrate (CBR); up to 60 fps; and keyframes about every two seconds, not more than four seconds. For ordinary sermon video, H.264 is a broadly practical starting point when supported by your FFmpeg build and workflow. Refer to YouTube’s encoder settings for the current recommendations and codec-specific values.

Example H.264 bitrate recommendations

These are YouTube ingest recommendations, not promises of a particular viewing quality or universal requirements for every sermon. A 720p30 or 1080p30 output may be sufficient for a mostly static pulpit shot, but choose based on the original recordings, text legibility, motion, and available upload capacity. Audio bitrate and other details should follow the current YouTube encoder guidance and the capabilities of your source files.
Plan upload bandwidth and stability
YouTube recommends about 20% upload headroom beyond the total streaming bitrate and says to account for a primary and backup stream where applicable. Shared office or church networks can reduce available capacity; test under realistic network load and monitor for dropped frames or stream-health warnings. YouTube streaming tips

Make the feed genuinely continuous
A concat list describes file sequence; it does not by itself establish that an FFmpeg command will pace prerecorded input in real time, reconnect after an internet interruption, restart after a process crash, or run indefinitely. Do not treat an untested all-in-one command as a guaranteed appliance. Exact behavior depends on the FFmpeg build, files, command options, and destination configuration.
- Build and validate the encoding command with your own FFmpeg version and sample sermons; confirm that playback is paced in real time rather than sent as fast as the files can be read.
- Run an unlisted or otherwise suitable test event where feasible. Check the opening, transitions, ending-to-start behavior if looping, picture, audio, and Live Control Room stream health.
- Test the encoder and network under expected operating conditions, including shared network load and any backup path you intend to use.
- Set up process supervision or an equivalent restart mechanism, alerts, and a named person responsible for responding to failures. Verify the recovery behavior rather than assuming it.
- Keep the machine powered, prevent unintended sleep or updates from interrupting it, and monitor storage, temperature, network stability, and process health.
YouTube recommends testing the encoder, checking the preview before going live, monitoring audio/video and stream health, and confirming event accessibility. Its live streaming tips also offer guidance on preparation and monitoring.

Choose between one long event and rotated events
A single continuing event reduces the work of repeatedly scheduling streams, but it is not a dependable archive strategy. YouTube says streams under 12 hours can be automatically archived, while streams exceeding 12 hours may not be captured at all. It recommends keeping a local archive. YouTube archive guidance
If the church needs individual sermons available afterward, retain the originals and publish or upload those recordings separately. Rotating shorter live events may help with archive workflows, but it does not guarantee that every event will be captured or solve every channel constraint; review the result in Studio and maintain local copies.
Clear rights for sermons and music
The channel operator is responsible for having the necessary rights for live and archived content. Owning the sermon recording does not automatically establish permission for worship songs, backing tracks, images, or guest contributions included in it. Check applicable licenses and permissions for the intended use and territory; this is not jurisdiction-specific legal advice. YouTube’s livestream terms describe content-provider responsibilities, including music rights, and require compliance with applicable law and Community Guidelines.
