Build a custom cloud-hosted store when you have the engineering capacity and a clear need for control or differentiation that a managed platform cannot meet. Cloud hosting does not make a store scalable by itself: the application, data flows, security, recovery, and ongoing operations all need to be designed for growth.
Choose the architecture that fits your team
The practical choice is not simply “hosted” versus “cloud.” Managed commerce software runs much of the commerce stack for you; a custom cloud application gives you more control but leaves more building and operating work with your team. Shopify describes three broad patterns— all-in-one, headless, and hybrid or composable—and notes that team composition can matter more than business model when choosing among them. All-in-one
A managed platform combines core commerce capabilities and a storefront in one system. It can reduce launch and operating effort, which is useful when the team needs to focus on products, customers, and fulfillment rather than infrastructure. The trade-off is less freedom to change parts of the system independently.
Headless
A headless setup separates the customer-facing storefront from commerce services and connects them through APIs. That separation can enable a tailored experience or multiple presentation channels, but it also adds integration and maintenance work. Shopify cautions that headless approaches can require ongoing engineering support; control is not free.

Hybrid or composable
A hybrid or composable approach combines managed components with custom ones. For example, a business might keep core commerce on a platform while building a specialized frontend or integration. This can target a specific limitation without taking responsibility for every layer, though the team must still manage the boundaries between systems.
Compare options against the work your team can sustain: launch effort, engineering skills, required customization, integrations, security responsibilities, resilience needs, and the full operating cost. A custom system may use consumption-based cloud services, but engineering and operations are costs too. Get current provider pricing for the services and regions you expect to use; a fixed platform fee and a cloud estimate are not directly comparable without those assumptions.
Build the commerce flow before adding complexity
The following sequence is practical guidance, not a vendor-mandated implementation plan. Start by making the essential customer and operational journey work end to end, then customize where a real requirement justifies the added complexity.

- Define the storefront and catalog. Decide how customers find products, view accurate descriptions and prices, and see availability. Establish who maintains product data and how updates reach the store.
- Make checkout and payment work. Select a supported payment flow and test the customer journey through confirmation. Treat payment handling as a security-sensitive integration, not just a button on a page.
- Connect orders and inventory. Specify how a completed order reaches fulfillment or order management, how inventory changes return to the storefront, and what happens when an update is delayed or fails.
- Add necessary integrations. Connect fulfillment, marketing, or customer-data systems when there is a concrete need. Decide which system owns each important record so that conflicting updates do not silently overwrite one another.
- Customize selectively. Add bespoke interfaces, APIs, or services only when they solve a defined business problem. Reassess whether the benefit warrants the extra deployment, monitoring, and support burden.
What a custom cloud-hosted store contains
Cloud architecture is a set of cooperating layers, not a single server choice. AWS’s Web Store Guidance is a concrete headless example. It illustrates possible roles for services; it is not a universal blueprint or a checklist that every store should copy.

In the AWS example, Route 53 resolves the store’s hostname, CloudFront routes and caches content, and S3 serves static assets such as images. AWS WAF provides application protection, with Shield protections also described in the guidance. Caching can reduce repeated work for suitable content, but dynamic or customer-specific responses need appropriate cache rules to avoid serving stale or private data incorrectly.
Frontend, APIs, and commerce services
A load balancer distributes requests across web-tier targets deployed in multiple Availability Zones. API Gateway exposes backend services, while stateless services handle functions such as cart, checkout, and payments. Keeping application services stateless can make it easier to add instances, but state still has to be stored and accessed reliably elsewhere.

Data and asynchronous work
The example uses DynamoDB for commerce data, with DAX and ElastiCache as caching layers at database and service levels. EventBridge supports asynchronous reactions, and SQS publishes orders for order management. MSK can ingest catalog, inventory, and order-status feeds. These choices show how a store can separate customer requests from downstream tasks; each added service also creates configuration, security, monitoring, and cost responsibilities.
Observability and recovery
Instrument the storefront and its dependencies so the team can see slow requests, failed payments, delayed order events, and infrastructure errors. Define how alerts reach an owner and how service is restored after a deployment or dependency failure. Cloud architecture documentation describes capabilities and patterns, not guaranteed results for a particular store.
Prepare for traffic growth and service failures
Google Cloud’s patterns for scalable and resilient apps, last reviewed 2025-05-05 UTC, describes autoscaling, serverless services, monitoring, load balancing, and zonal or regional deployment. Its central principle is that “A well-designed app scales up and down as demand increases and decreases, and is resilient enough to withstand service disruptions.” Those are design goals; a platform capability alone does not ensure a workload will meet them.

Scale against useful signals
Choose capacity signals that reflect pressure on the service, such as resource use, request volume, or queue depth, and set scaling behavior so new capacity arrives before users encounter severe delays. Verify what happens at minimum and maximum capacity, and make sure downstream databases and third-party services can handle the resulting load. Autoscaling one tier cannot fix a bottleneck elsewhere.
Test expected peaks
Estimate demand around promotions, launches, seasonal events, or other known peaks. Load-test the actual critical journeys—especially product availability, cart, checkout, and order submission—under representative conditions. Use the results to identify the limiting layer, then retest after changes. Do not treat a cloud provider’s general scaling capability as evidence that your particular store has passed a capacity test.
Plan for zones, backups, and recovery
Deploying across zones can reduce dependence on one failure domain, as shown in AWS’s example and Google Cloud’s regional and zonal patterns. Decide what outage or data-loss interval the business can tolerate, then choose backups and recovery procedures to meet those objectives. A backup is useful only if it can be restored; schedule restoration checks and document who makes the recovery decisions.

Monitor and control operating cost
Review traffic, cache effectiveness, errors, resource use, and cloud bills together. Unneeded capacity, excessive data transfer, over-retained logs, or layers that do not materially help the workload can raise costs. Compare actual usage with the assumptions behind the design and adjust capacity or architecture as demand changes.

Security is shared between the commerce platform or cloud provider and the merchant; the division depends on the service and configuration. A managed service can take infrastructure work off the merchant’s hands, but it does not remove responsibility for account access, store configuration, integrations, or handling customer and order data appropriately. With custom hosting, the team has more direct control and more controls to operate.
AWS’s Well-Architected framework organizes review around six pillars: security, reliability, operational excellence, performance efficiency, cost optimization, and sustainability. AWS says its Well-Architected Tool “provides a mechanism for regularly evaluating workloads, identifying high-risk issues, and recording improvements.” Apply that idea as an ongoing review, rather than treating launch as the end of architecture work.
- Protect site traffic with TLS and restrict application entry points with suitable network and web-application controls.
- Choose encryption settings for stored and transmitted data based on the data and services involved.
- Grant services and staff only the permissions they need, and review access as roles and integrations change.
- Keep deployments, alerts, incident ownership, backup checks, and recovery steps documented and practiced.
Revisit the decision as the business changes
A platform that fits at launch may become limiting—or a custom system may become unnecessary overhead—as the business evolves. Reassess the choice when you add sales channels or regions, introduce demanding integrations, need more specialized storefront behavior, see a different traffic pattern, change engineering staffing, or find that operating costs no longer match the value delivered. Compare the next requirement against the work and risk of changing architecture, not against an abstract preference for “more scalable” technology.

Decision checklist
- Can the team operate custom infrastructure and integrations as well as build them?
- Which storefront or checkout requirements cannot be met by a managed platform?
- Who owns catalog, inventory, payment, order, fulfillment, and customer-data flows?
- What are the expected peak conditions, and how will the critical customer journeys be tested?
- What failures must the store withstand, and what recovery objectives can the business support?
- Have platform fees, cloud consumption, engineering time, and ongoing operations all been included in the cost comparison?
