Keep the existing FFmpeg-to-YouTube connection in place and change the content represented by the HLS manifest and segments. If your playlist is a local text file used by FFmpeg’s concat demuxer, do not assume editing that file will change a running process: the official FFmpeg documentation does not establish that behavior as a general hot-reload feature.
First identify what “playlist” means in your setup
There are two different input designs that can look like a playlist:
- Local concat list: a text file listing media files for FFmpeg to read. The reviewed FFmpeg documentation does not establish that a running process rereads this file when it is edited.
- Live HLS playlist: an
.m3u8manifest that describes stream segments and can be updated by its publisher. FFmpeg’s HLS demuxer reloads a needed live playlist according to its reload behavior.
They are not interchangeable. If you need the running input to reflect sequence changes, the documented path is to use a live HLS manifest and segments, not to edit a static concat list and expect FFmpeg to notice.
Use a live HLS input to change the sequence
- Confirm the current input. Inspect the FFmpeg command or process configuration and determine whether its input is a local concat list, a live HLS manifest, or something else. Do not change the input architecture during a live event without testing it first.
- Prepare an HLS publisher. Arrange for the system producing the demo sequence to publish a live manifest and segments representing the current sequence. The segments must be available when the manifest references them.
- Point FFmpeg at the live manifest. Configure FFmpeg’s input to read that HLS playlist. The HLS demuxer periodically reloads a needed live playlist; exact timing depends on the playlist and FFmpeg implementation. This is not a guarantee that every sequence change appears immediately.
- Keep the YouTube output connection configured. Leave FFmpeg’s output destination and stream credentials in place while you change the input content. YouTube’s encoder connection uses a stream URL and stream key; those identify the ingest destination, but do not make a source transition seamless.
- Validate the transition. Before relying on the arrangement in a live event, change the sequence while testing representative movement and audio. Inspect the YouTube Live Control Room preview and stream health, and monitor audio and video during the live session.
Why an HLS refresh may still show a transition
Playlist reload support means FFmpeg can refresh a live HLS manifest when needed; it does not promise a gapless or visually invisible change. Whether the handoff works cleanly can depend on segment availability and timing, timestamps, codec parameters, and how the playlist publisher updates the manifest. Validate the actual files and pipeline rather than assuming the same result across different demo sequences.

Keep the YouTube output profile within current recommendations
YouTube Help recommends RTMPS for secure ingest. Its encoder guidance lists H.264, H.265/HEVC, and AV1 video for RTMP/RTMPS, AAC or MP3 audio, constant bitrate (CBR), frame rates up to 60 fps, and a 2-second keyframe interval, with a maximum interval of 4 seconds. Choose the applicable bitrate from YouTube’s current table for the actual codec, resolution, and frame rate rather than applying one figure to every stream.
For one specific profile, YouTube Help’s English encoder-settings page recommends 10 Mbps for H.264 at 1080p and 30 fps. YouTube Help also recommends 20% upload headroom. These are YouTube platform recommendations, not guarantees of the capacity your connection or individual stream will need. The help pages are live documents without a clear publication date; 2026 is the access year for these figures.

YouTube Help advises: “Make sure to test before you start your live stream. Tests should include audio and movement in the video similar to what you’ll be doing in the stream.” Apply that advice to the sequence change itself, not just to the initial connection.
Choose the input design that fits your production

Troubleshoot the common failure points
- The changed local list has no effect: confirm whether FFmpeg is using the concat demuxer. Editing a static list is not a documented general reload mechanism for a running process. Use a tested live HLS input if the sequence must refresh without replacing the output process.
- The new item does not appear: check that the HLS publisher updated the manifest and that every referenced segment is available. Also allow for the playlist’s refresh behavior; the exact timing is implementation- and playlist-dependent.
- The transition freezes, skips, or breaks audio: inspect segment timing, timestamps, and codec parameters, then test with representative motion and audio. A refreshed manifest does not by itself make incompatible media or poorly timed segments continuous.
- YouTube shows a connection or health problem: verify the configured stream URL and key in the encoder output, inspect Live Control Room preview and health, and check that the selected codec, frame rate, bitrate, and keyframe interval match YouTube’s current recommendations for the stream profile.
- The stream is unstable despite suitable encoder settings: compare available upload capacity with the stream bitrate and retain YouTube’s recommended 20% headroom. The recommendation is not a substitute for testing the actual connection.
