The answer also depends on the timeline: in Mortal Kombat 1, Kuai Liang is Scorpion, while Hanzo remains alive as a human.
Why Hanzo Hasashi becomes an antagonist
The official Mortal Kombat character biography identifies the classic Scorpion as Hanzo Hasashi and describes him as driven by rage after the murder of his family and clan. Hanzo pursues their killer, Quan Chi, until he kills him. His loss is sympathetic, but the violence and single-minded vengeance make him dangerous and, at points, an antagonist.
A motive can explain a character’s actions without making those actions morally right. Hanzo’s grief helps us understand his revenge; it does not make every act of retaliation good.
How his role changes
Hanzo’s story does not end with vengeance. The official biography later describes him as the leader of a reborn Shirai Ryu, taking up the cause of people who cannot avenge themselves. That protective responsibility gives him a more heroic role, even though his history remains violent.

His change in role does not mean his inner conflict disappears. The same biography says that Scorpion still fears his fiery spirit will consume him. That fear keeps the character morally complicated rather than turning him into a straightforward hero.
Who is Scorpion in Mortal Kombat 1?
In the new timeline of Mortal Kombat 1, Scorpion is Kuai Liang, not Hanzo Hasashi; Hanzo is alive as a human. This distinction is reported in fan-maintained character references, rather than established by the brief official biography linked above. Hanzo’s revenge-driven biography should not automatically be applied to Kuai Liang.

So, is Scorpion good or bad?
For Hanzo Hasashi, “antihero” is the most useful short answer: he acts like a villain during parts of his revenge quest, then takes on a protective role as leader of the Shirai Ryu. For Kuai Liang in Mortal Kombat 1, assess that timeline’s character and actions separately. Scorpion’s morality is not fixed across the franchise, and the name does not always refer to the same person.
