First identify which kind of playlist FFmpeg is handling. For an FFconcat script, check its file entries, path safety, quoting, and access under the account that runs FFmpeg; -safe 0 can allow paths rejected by the default check, but it is not a fix for every playlist. If the file is an HLS .m3u8 manifest, investigate its segment references instead.
Identify the playlist format before changing paths
FFmpeg has different mechanisms for an FFconcat script and an HLS M3U8 manifest. Look at the file’s contents and the command’s input options before applying a remedy.

The concat demuxer’s -safe setting applies to FFconcat scripts, not HLS segment URIs. If the error occurs while FFmpeg writes HLS output rather than reads a playlist, focus on the HLS output configuration.
Fix paths in an FFconcat script
Check the script structure
A basic FFconcat list uses one file directive for each media file:

file '/srv/podcast/audio/episode-02.mp3'The ffconcat version 1.0 marker is optional when the input format is explicitly selected with -f concat. For automatic format recognition, it must be exactly on the first line, without extra spaces or a byte-order mark. Paths containing spaces or special characters need correct quoting or backslash escaping; FFmpeg’s documentation includes examples for absolute paths, spaces, and an apostrophe in a filename. Inspect access as the FFmpeg process user
A file visible in your interactive shell may not be accessible to the service. Check the playlist and every referenced audio file as the same Linux account that runs FFmpeg. Confirm that paths exist on the VPS, are readable by that account, and refer to the current mount and directory layout.

Also verify the command’s playlist input path. A Windows path, stale mount location, or playlist generated for a different directory layout are possibilities to check, not established causes of any particular error.
Understand when to use -safe 0
The concat demuxer’s safe option defaults to 1. FFmpeg treats a path as safe when it has no protocol specification, is relative, uses only its documented portable characters (letters, digits, period, underscore, and hyphen), and has no path component beginning with a period. Absolute paths and other entries can therefore be rejected by default.

If the playlist is trusted and its paths require it, set -safe 0 for the concat demuxer. FFmpeg documents that this accepts any filename, so use it only with a list whose contents you control. Alternatively, convert entries to safe relative names that resolve correctly in the actual process context. Do not assume a relative path’s base directory without checking the exact command and service environment. FFmpeg concat demuxer documentation

ffmpeg -re -f concat -safe 0 -i /srv/podcast/playlist.ffconcat -c:a copy -f mp3 OUTPUT_URLReplace OUTPUT_URL and confirm the output muxer, codec handling, and whether real-time pacing is appropriate for your setup. The example is not a universal streaming command; the destination and media requirements determine the correct output options.
If the playlist is an HLS M3U8 file
Do not apply the concat demuxer’s -safe 0 as an HLS path fix. Inspect whether FFmpeg is reading a manifest or writing one, then determine whether the failure is in manifest retrieval, segment lookup, filesystem access, or web-server delivery.

For HLS output, FFmpeg documents -hls_segment_filename to set segment names and paths, and -strftime_mkdir 1 to create directories represented by expanded segment filename patterns. Its HLS temp_file flag writes segments to temporary names and renames them when complete; the documentation also describes its playlist behavior and conditions. Path fixes do not guarantee clean concatenation
Even when every file opens, the concat demuxer requires matching input characteristics. FFmpeg states: “All files must have the same streams (same codecs, same time base, etc.).” It adjusts timestamps based on file durations, so inaccurate or unknown durations can cause artifacts or gaps. Check that the podcast files have compatible audio streams, codecs, time bases, and container expectations, and inspect duration metadata if transitions drift or gaps appear. The concat demuxer, concat filter, and concat protocol are distinct methods, not interchangeable path fixes. FFmpeg’s FAQ recommends the concat filter when re-encoding is needed; the concat demuxer is useful for avoiding re-encoding where file-level concatenation is supported. Troubleshoot in a reliable order
- Identify the format: inspect the playlist contents and command. Confirm whether the input is an FFconcat script or an HLS M3U8 manifest.
- Check the exact input: confirm the playlist path in the command and that the playlist is the file you intended to use.
- Check each listed file: as the FFmpeg service account, verify that each path exists and is readable.
- Check path rules: for FFconcat, look for absolute paths, disallowed characters, or path components beginning with a period. Use valid relative entries or, for a trusted list,
-safe 0. - Check quoting: make sure spaces, apostrophes, and other special characters in names are escaped or quoted according to FFconcat syntax.
- Check the environment: compare the service’s filesystem, mounts, and working context with the environment where the command succeeds interactively. Test using the exact account and command the service uses.
- Check compatibility: if paths resolve but playback still has gaps or artifacts, compare streams, codecs, time bases, and duration metadata.
- For HLS, follow the references: inspect whether the manifest can be retrieved and whether its segment paths match actual files and serving locations.
