Find the exact input that failed—main playlist, variant playlist, or media segment—then inspect its contents and response. If it is an HLS playlist that automatic detection misses, test the HLS demuxer explicitly; if a referenced segment fails, fix that URL, access, protocol, or extension issue instead.
What the error means—and what it does not
FFmpeg reports this as an invalid-data error, but it is not a diagnosis of one specific fault. Possible causes include incomplete or damaged data, an unsupported input, a malformed playlist, or a non-media response such as an HTML login or denial page. Without the actual playlist, URL, and complete log, you cannot tell which applies. FFmpeg’s error-code listing identifies the error category, not the cause of a particular failure: FFmpeg error-code listing.
A gaming VOD may be delivered as an HLS playlist, but the error is not specific to a platform or even to HLS. Diagnose the actual input FFmpeg tried to read rather than assuming the VOD provider is at fault.
Start with the exact failure point
- Keep the full command and uncut console output. Note which input path or URL is named immediately before the failure. The message may refer to the top-level playlist or to a resource it references.
- Probe that same input. Run
ffprobe -v warning -show_format -show_streams "playlist.m3u8", replacing the example with the exact local path or URL that failed. This can show whether FFmpeg recognizes a format and finds streams; it does not establish that every child segment will work. - Inspect the playlist text. For a local playlist, open it as text. For a remote one, check the actual URL and response from the same machine and environment used by FFmpeg. Identify the variant playlist or segment URLs it references.
- Check the failing resource’s response and bytes. Confirm the URL still exists and returns playlist or media data, not an HTML error, login, or access-denied page. If authentication or a signed URL is required, verify that it is still valid and accessible from FFmpeg’s environment.
These commands are diagnostic guidance, not a claim that a particular gaming VOD was tested. An HLS playlist can open successfully while a referenced resource fails later.

If FFmpeg does not recognize the HLS playlist
When the input is an HLS .m3u8 playlist and automatic format probing does not identify it, test explicit demuxer selection:
ffmpeg -f hls -i "playlist.m3u8" -c copy "output.mp4"Replace playlist.m3u8 with the actual local path or URL. The -f hls option tells FFmpeg which input demuxer to use; -c copy requests stream copying after packets can be read. It is a troubleshooting test, not a universal repair. If the playlist or one of its child resources is malformed, inaccessible, or returning the wrong content, forcing the demuxer will not fix it. Stream copy also cannot repair input that FFmpeg cannot parse.

FFmpeg’s HLS documentation describes the demuxer and its behavior with variant streams: FFmpeg Formats Documentation. A community example also discusses trying -f hls for a particular M3U8 error, but its playlist and answer are specific to that case: Video Production Stack Exchange example.
If the playlist opens but a child resource fails
Wrong, expired, or inaccessible URL
Use the complete log to identify the precise variant or media-segment URL that failed. Check its response from the same environment as FFmpeg. A removed segment, expired authenticated URL, denied request, or HTML response cannot be repaired by changing the output format or enabling stream copy. Correct the playlist reference or restore valid access to the resource.

Nested protocol restriction
Investigate -protocol_whitelist only if the log points to a protocol restriction. FFmpeg defines it as a comma-separated allowlist, and nested protocols may have their own restrictions. A local playlist that references HTTPS resources may require more than one allowed scheme, depending on the URL structure and installed FFmpeg build. Check available protocols with ffmpeg -protocols and permit only the schemes the playlist needs. Do not reflexively allow ALL. Child-segment extension policy
If the log specifically indicates that a child segment was rejected because of its extension, check the HLS demuxer’s allowed_extensions and extension_picky controls in the FFmpeg formats documentation. Extension-picky mode can restrict probing based on extensions, with an exception for MPEG-TS. Prefer a correctly configured whitelist over relying on extensions. These controls are relevant to an extension-rejection error; they will not make missing, expired, non-media, or damaged resources usable.

Do not combine HLS playlists with the concat protocol
A command such as concat:a.m3u8|b.m3u8 concatenates the playlist files’ contents; it does not make a valid combined HLS playlist. Relative segment references can then resolve from the wrong base path, so FFmpeg may request a nonexistent or incorrect first segment. An FFmpeg-user mailing-list explanation describes this failure mode: “[ffplay] Trouble using concat protocol”. Use the HLS demuxer for HLS inputs and address each playlist or segment at its proper URL.
Match the fix to the failure stage
