To host a useful panel discussion, define what the audience should learn, prepare short questions that lead to examples and differing views, and manage time and participation actively. Coordinate the format and logistics with the organizer, brief panelists in advance, explain audience Q&A clearly, and reserve time to close.
Start with the audience and the session’s purpose
Before drafting questions, agree with the organizer on what attendees should leave understanding or be able to do. That purpose should guide the questions you ask, how much time you give each answer, and when you step in. A moderator serves the audience—not a panelist’s agenda or their own curiosity. Toastmasters’ 2023 moderator guidance emphasizes that audience-centered role.
Confirm the practical conditions with the organizer before you build the session:
- Who is the audience, and what do they already know?
- What is the session’s goal, duration, format, and expected panelist count?
- Who handles introductions, timekeeping, slides, audience questions, and follow-up?
- How much flexibility do you have to change the question order or intervene?
- What accessibility, sound, or platform needs should shape participation?
Clarifying the starting conditions and selecting a suitable format are also part of the International Association of Facilitators’ panel workflow overview.

Research and brief the panelists
Learn the topic, each panelist’s expertise and likely perspective, and the audience’s needs. Where feasible, arrange a short pre-event call. Share the goal, themes, session format, timing, and ground rules; ask panelists what they think the audience should hear. Their suggestions can inform your preparation, but select the final prompts for audience value. Toastmasters’ preparation guidance recommends researching the topic, panelists, and audience and contacting participants ahead of time.
Build a question path, not a script
Prepare a manageable set of concise prompts and follow-ups. Arrange them so the conversation moves from orientation to useful detail, while remaining ready to change course if the panel reveals a more valuable direction.

- Context: What is happening, or how should the audience understand the issue?
- Relevance: Why does it matter to this audience?
- Specifics: What example, decision, or challenge makes the issue concrete?
- Application: What can attendees do with what they have learned?
- Difference: Where do informed people agree or disagree, and why?
Give each panelist at least one prompt that draws on their particular experience. Don’t automatically ask everyone to repeat the same answer. Follow up when a concrete example or a test of an important claim would help; drop a prepared question if the discussion has already answered it. The Toastmasters question-preparation advice favors audience-relevant prompts that move from broader themes toward practical application. Keep notes on cue cards, printed pages, or a tablet; Toastmasters suggests index cards as one option for prompts and opening or closing remarks.
Open promptly and explain how the session works
Welcome attendees, state the topic and purpose, introduce the panelists briefly, and explain when and how people can ask questions. Then move into the discussion. Toastmasters’ virtual-event guidance recommends using a short hook and getting into the discussion within the first three minutes; treat that as advice for online attention, not a rule for every event.

Make the Q&A arrangement explicit from the start. Tell attendees whether questions will be taken throughout or in a dedicated segment, how to submit them, and whether there is a time limit. If the event has a separate Q&A, protect that time in the schedule rather than letting the main discussion overrun.
Guide the conversation fairly and keep it on track
Listen for points worth probing, connections between panelists, and questions the audience may still have. A moderator creates a conversation, not a sequence of unrelated speeches:

- Invite a quieter panelist by name when their perspective would add something to the topic.
- Connect one panelist’s point to another’s: ask whether they agree, see a trade-off, or have a different example.
- If an answer runs long, acknowledge the point and move to a focused follow-up or the next voice.
- If the discussion drifts, briefly recognize the contribution and steer back with a question tied to the session’s purpose.
- Apply the same standards of time and relevance across the panel, intervening firmly but respectfully.
These interventions should support audience understanding, not silence disagreement. Toastmasters’ moderator guidance stresses balanced, audience-serving facilitation; its virtual moderation article also recommends probing, bridging ideas, and presenting opposing views respectfully.

- In person: Use a handheld microphone, microphone runners, written questions, or screened submissions. Explain where to go or how to submit a question.
- Online: Use chat or raised hands, and tell attendees which one to use. Have someone monitor submissions if the moderator cannot do so while facilitating.
- Throughout or in a block: Interspersing questions can connect audience concerns to the live discussion; a dedicated segment makes timing easier to protect.
- When time is tight: Prioritize questions and seek a range of voices rather than letting one attendee take the remaining time.
- If no one starts: Keep a prepared audience-centered question ready to restart participation.

Check the room or virtual setup before attendees arrive
For an in-person panel
Arrive early enough to check sightlines, seating, sound, microphone placement, and how audience members will be heard. Walk through any slides and test the equipment. Toastmasters’ 2018 article suggests a microphone for the moderator and each panelist, plus a cordless handheld microphone for audience interaction; adapt that suggestion to the venue and equipment already available.
For a virtual panel
Rehearse on the platform you will use. Check audio and video, bandwidth, lighting, framing, chat or hand-raising features, and participant controls. Keep the technology simple if the audience is unfamiliar with the platform. Toastmasters advises checking audio and video during rehearsal and again shortly before the session.
Close on time and follow through
Signal that the session is ending while there is still time to do so. Invite a final takeaway or briefly draw together the main thread, thank the panelists and audience, and point to any next step agreed with the organizer.
