A Funko Pop! starts as a commercially viable, licensable idea—not a sculpt on an artist’s screen. Funko’s teams secure the property, obtain approval for concept art, digitally sculpt and engineer the figure for real-world molding, print and approve prototypes, then coordinate tooling, decoration, packaging, quality checks and distribution through factories mainly in Vietnam and China.
The documented route is: fandom and merchandising input → licensing review → concept art → licensor approval → digital 3D sculpt → engineering for materials, assembly and mold release → printed prototype → final sculpt approval → production mold → factory decoration and packaging → pre-production check → shipping and retail distribution.

1. An idea is screened before anyone sculpts it
Fandom supplies possibilities
Suggestions can come from anyone at Funko. Fan reaction at conventions and on social media can also indicate which characters, scenes or moments have an audience. That enthusiasm is only the starting point: the company still has to determine whether the property is commercially workable and legally available.
Merchandising and licensing decide what can proceed
Merchandising, licensing and sales teams review the proposal. They check whether Funko already owns the intellectual property or can obtain permission from the rights holder, then consider the intended release date and retail partners. Once an idea receives an internal green light, merchandising builds a line list of the products to develop.

For a fan-generated or in-house suggestion, Funko contacts the intellectual-property owner unless the character is Funko-owned. A license is therefore part of product development from the beginning, not paperwork added after a figure is designed.
2. Concept art turns the licensed idea into an approvable design
Designers define the character or moment
Creative teams draw a two-dimensional concept showing the pose, expression, costume, accessories and other details that make the subject recognizable in Pop! form. The concept also establishes how the exaggerated proportions and simplified shapes will translate into a collectible.
The rights holder controls the content
The concept is sent to the licensor before sculpting begins. Licensors can request revisions and continue to approve changes during development. Gary Ham, Funko’s director of creative development, described the gate plainly: “Once the concept is approved by the licensor, it moves on to the sculpting team to work their magic in bringing the concepts to life in 3D.”
3. The figure is digitally sculpted in 3D
Early Pop! figures were hand-sculpted. Funko says current work is 100% digital, allowing artists to adjust proportions, surfaces and accessories before a physical tool is made. A 2018 account identified Pixologic ZBrush as an example of the software used; in that account, an experienced artist took roughly one to one-and-a-half days to execute a detailed digital sculpt. That is a historical example, not a guaranteed schedule for every current release.
The digital file must satisfy two audiences at once. It has to capture the approved character closely enough for the licensor, while leaving geometry that engineers can actually manufacture. A dramatic strand of hair, thin weapon or deep recess may look good on screen but fail when a mold has to open around it.

4. Engineering makes the sculpt manufacturable
Materials change what can be molded
Engineers select molding methods and plastics, then modify the sculpt for those choices. Funko’s explanations distinguish two common material behaviors:

Parts need to assemble reliably
Engineers add or refine joints, hinges, pegs and other connection points when a figure requires separate parts or moving functions. The sculpt is adjusted so pieces fit, remain stable and survive normal handling. Ben Velasquez, a Funko senior toy sculptor, said engineers identify how a product will be molded, which materials will be used and how the figure should be sculpted to make it moldable.
Some heads use roto-molding
Some Pop! heads are roto-molded. This process can avoid a visible seam on the finished sides, but it places stricter demands on the sculpt: wall thickness, openings and interior geometry must work with the rotation and release of the mold. A production-friendly shape is therefore part of the character design, not merely a factory concern.

5. Printed prototypes create formal approval gates
A partner prints the first physical version
In the reported workflow, Funko sends the ZBrush file to manufacturing partners in China and Vietnam. Those partners print a prototype so Funko can inspect an actual object rather than only a screen image. Reviews may use detailed digital photographs, a physical sample or both.
The final sculpt must be approved
Funko reviews the prototype and obtains approval for the final sculpt. The manufacturing partner then converts the approved output into a production mold. A definitive unpainted figure made through the actual production process is approved before the full run. Funko’s securities filing describes the same control structure as initial design submission to the content provider, prototype development, final content-provider approval and manufacturing coordination.

These gates prevent an inexpensive digital change from becoming an expensive tooling error. They also give the licensor a final opportunity to confirm that the manufactured form still represents the licensed character.
6. Tooling and the factory run
After approval, the factory builds the production mold and prepares the process for repeatable output. Funko does not conduct day-to-day manufacturing itself; its filing states that the company designs the product and packaging while relying primarily on third-party manufacturers in Vietnam and China.
Funko owns most of its production tools and molds, reviews products in-house and by image at multiple development stages, and samples finished goods for quality control. Independent third-party laboratories perform safety testing. The arrangement lets Funko control design and approval while specialist factories handle tooling, molding and high-volume production.
7. Decoration and packaging develop alongside the mold
Paint operations are planned while tooling is underway
As the figure enters mold development, designers finish the deco—the paint and decoration operations that give the molded parts their final colors, markings and effects. Each color, mask and special finish adds production decisions: where paint stops, how parts are held during spraying, and how consistently the result can be repeated.
The box is part of the product presentation
Packaging designers work from licensor branding, style guides, dielines and selected materials. A typical Pop! box includes a clear window, a blister that holds the collectible, an art insert and a UPC. An optional sticker can identify an exclusive seller, event or special treatment such as glow, Diamond Glitter or a chase release. Foil and varnish are among the available packaging treatments.

The reported 2018 workflow allowed about 30–45 days during mold development to collect branding assets and complete packaging work. Packaging may be subcontracted, although the same factories were reported to decorate and package figures in that account.

Before the run, Funko places a finished figure in a pre-production box. That sample lets the company check color, fit, graphics, window appearance and the overall presentation together. A figure can be acceptable by itself yet require correction when it is viewed through the box or beside its printed art.

Once the final configuration is accepted, factories paint and package the production quantity, load cartons into shipping containers and send them to Funko warehouses. From there, products are distributed to specialty outlets, general retailers and conventions.
- Funko reviews development output at multiple stages, including digital images and physical samples.
- Finished goods are sampled for quality control rather than treated as uninspected factory output.
- Independent laboratories conduct safety testing.
- Warehouse distribution connects the factory run to retailers, specialty stores and event channels.
How long and how much did the documented process take?
Funko’s 2020 Form 10-K and a 2018 GeekWire walkthrough provide dated operating figures. They describe historical performance, not a present-day promise for a particular Pop!:

Release complexity, licensor revision cycles, tooling changes, paint operations, packaging treatments and distribution plans can all alter the schedule. Current costs and lead times require current confirmation from Funko or the relevant manufacturing program.

When comparing releases, the visible difference is not always the character. The production choices below can change both the object and how collectors display it:

The essential idea
A Pop! is the result of coordinated approvals rather than a single sculpting session. Licensing and commercial planning determine what may be made; artists translate the approved idea into a digital model; engineers reshape that model around plastics, molds and assembly; prototypes and production samples create checkpoints; and factory teams turn the approved design into decorated, packaged inventory. Funko controls the design, tooling ownership and quality gates while third-party factories—primarily in Vietnam and China—carry out manufacturing, testing and shipment preparation.
