Find the last place the image is still visible: the encoder preview or recording, Switchboard’s Confidence Monitor, or YouTube’s Live Control Room and viewer page. That boundary tells you which part of the signal path to investigate.
First, find where the picture disappears
Check the stream in order: encoder, Switchboard, then YouTube. A Confidence Monitor that says “Not Receiving Video” is different from a good Switchboard preview followed by a black YouTube player. Follow the first point where the picture is missing rather than changing settings everywhere at once.
- Check the encoder. Look at its source or scene preview and, if available, a local recording. If the preview and recording are black, investigate the video source or encoder before Switchboard.
- Check Switchboard. Open the correct Encoder Workflow and inspect its Confidence Monitor and status. The monitor previews video Switchboard is receiving from the encoder.
- Check YouTube. Open YouTube Live Control Room, read the stream health messages and compare them with the public watch page. YouTube attaches timestamps to errors; red errors are critical and may prevent the event or cause viewer problems, while yellow errors can degrade quality.
Note whether the symptom is a completely absent picture or a black picture with audio. That observation can help describe the fault, but it does not by itself identify its cause.
If the encoder preview or recording is black
Treat the fault as upstream of Switchboard until you find evidence otherwise. Confirm that the intended camera, capture input, scene or other video source is selected and routed to the encoder. Check for encoder errors and high CPU load, and inspect a local recording if one is available. YouTube recommends checking source quality, encoder errors, CPU load and the local archive.

- If the source selection or routing is wrong, correct it and confirm the encoder preview returns before checking downstream services.
- If the encoder reports errors or is under heavy CPU load, address that condition and inspect the preview again.
- If the source and local recording do not explain the fault, YouTube recommends trying a different encoder. If the stream looks healthy locally, test outbound internet connectivity.
The available guidance is general; it does not establish a single Switchboard-specific fix for every camera, capture card, OBS scene, GPU or hardware encoder. Do not replace equipment based on the words “black screen” alone.
If Switchboard’s Confidence Monitor has no video
Switchboard’s monitor shows incoming video, not merely whether an encoder has been configured. Switchboard distinguishes “No Video Present,” “Video Present” and “Live Streaming,” and surfaces errors when a connection or destination has an issue. If the monitor is inactive and the workflow is not showing video, Switchboard cannot send a picture it is not receiving to destinations.

- Make sure the encoder is running and sending. Some encoders need their own Go Live action after setup.
- Compare the connection details. In the Switchboard Encoder Workflow, check the Stream Server/URL and Stream Key against the corresponding fields in the encoder. Correct any mismatch.
- Update the encoder software. Then reconnect and check the monitor again.
- Check upload connectivity. Test the internet connection and upload capacity if needed. A connection that works for browsing may still be insufficient or unstable for the outgoing video feed.
- Run Switchboard’s setup test. Send video into the workflow and confirm the Confidence Monitor displays it and its status changes from “Not Receiving” to “Receiving.” This checks the encoder-to-Switchboard link; it does not, by itself, start destinations.
For this encoder connection, Switchboard’s setup guide recommends constant bitrate (CBR), a two-second keyframe interval, and 30 or 60 frames per second (FPS). Copy the workflow’s URL and key carefully. Treat those as Switchboard setup recommendations, not as a substitute for YouTube’s destination-specific health warnings.
If Switchboard receives video but YouTube is black or unhealthy
When Switchboard’s preview is good, move to YouTube Live Control Room. Use the actual health message to choose what to correct; YouTube documents several possible ingestion and delivery problems, and a black player alone does not tell you which one applies.

- Codec or format: YouTube’s cited guidance calls for H.264 video and AAC audio. Dashboard messages may flag an unsupported audio format or an incorrect video codec or profile.
- Bitrate or ingestion configuration: YouTube may flag a bitrate that does not match the selected ingestion configuration. If your bandwidth cannot support the chosen resolution, lower the resolution.
- Video tracks or scan type: YouTube flags a missing video stream, multiple video streams and interlaced video. Its guidance calls for one video stream and does not support interlaced video.
- Frame rate or keyframes: The dashboard may flag excessive frame rate or an improper keyframe frequency. YouTube’s guidance says to send keyframes every two seconds and advises adjusting cadence with frame rate.
Change the setting that the dashboard actually identifies, then recheck stream health and the image at the viewer endpoint. Avoid changing several unrelated encoder values at once; doing so makes it harder to tell which change mattered. YouTube also recommends checking the encoder preview and outbound connection when its dashboard indicates viewer problems.
If the dashboards look healthy but viewers still have trouble
Ask whether the problem affects every viewer or only one viewer, device or network. Trouble isolated to one viewer is a different branch from a broadcast-wide failure. YouTube says that if viewers report problems, there may be an encoder issue; if the encoder looks and sounds healthy, check outbound internet connectivity and contact the ISP if a connection test finds a fault.

If Switchboard still does not receive video after you verify the URL and key, confirm the encoder is sending, update it and check upload connectivity, use Switchboard’s help or ticket route. If YouTube continues to show errors after you correct the flagged settings, use YouTube’s report or support route.
