Kondo, Shōgun’s executive producer and co-creator, describes the death as unexpected and painful. Her question captures the bind it creates for Toranaga: “And it feels so pointless. And how do you hold up the whole of your plan-slash-non-plan and also grieve, right?”
Why Nagakado’s death matters to Toranaga
A loss for a father
Actor and producer Hiroyuki Sanada, who plays Toranaga, says Toranaga loves his son. He explains that Toranaga’s strictness was meant as education, an attempt to teach Nagakado patience rather than a sign of indifference. Sanada also says Toranaga saw potential in him: “Toranaga sees the possibility in his son, but, uh, not enough yet, not enough yet.”

A loss for the future Toranaga imagined
Nagakado was also a possible successor: someone Toranaga hoped might carry his vision into the next generation. His death therefore takes away more than a political asset. It removes a son Toranaga believed could grow into a larger role, even if he did not yet think Nagakado was ready.
The political crisis was already worsening
Nagakado’s death lands amid a crisis that was under way before the ending. Saeki has turned against Toranaga, and those around Toranaga are wavering in their confidence in his judgment. Composer Leopold Ross calls the episode “definitely a tipping point,” adding, “Everyone’s wavering in their belief that Toranaga knows what he’s doing.”

Kondo leaves open whether Toranaga has a coherent plan or is trying to endure what is coming. That uncertainty matters: the creator’s account presents Nagakado’s death as a surprise and a source of grief, not as a deliberate move by Toranaga. The episode raises the stakes without confirming a new course of action.
What Gin’s conversation gives Toranaga
Gin, a long-range thinker, brings Toranaga a vision for protecting and recognizing the artistic work of women in her profession. Sanada says her counsel gives Toranaga something important and helps him return to himself. It offers him perspective at a moment of upheaval, but it does not reveal or confirm his full political design.

- Established: Nagakado’s death is an unexpected, major loss for Toranaga, personally and in terms of the future he hoped his son might have.
- Established: Toranaga is already facing political pressure after Saeki’s betrayal and the wavering confidence of those around him.
- Not established: That Toranaga planned Nagakado’s death, or that the loss activates a particular strategy.
- Still open: Whether Toranaga has a larger plan, or is struggling to survive events as they unfold.
These points come from the official FX podcast transcript, where Kondo and Sanada discuss the episode. The series is based on James Clavell’s novel, but later events in the book or adaptation should not be treated as confirmation of what Toranaga intends at this point in the series.
