How to Migrate a YouTube Live Streaming VPS from Heroku to a DigitalOcean Droplet

Move a Heroku streaming workload to a self-managed DigitalOcean Droplet without mistaking App Platform instructions for a VPS recipe. Inventory ephemeral files, rebuild processes, validate YouTube settings, and keep rollback ready.

To move a YouTube live-streaming workload from Heroku to DigitalOcean, rebuild its processes and persistent state on a Droplet, validate a test stream, then cut over with a rollback path. A Droplet is a self-managed Linux virtual machine: DigitalOcean’s Heroku migration guide describes App Platform mappings, not a Droplet recipe. Heroku dyno filesystems are ephemeral, so files written while the app runs must be identified and migrated separately if they matter.

First decide whether a Droplet is the right destination

A DigitalOcean Droplet gives you control over the Linux image, installed software, networking, and service configuration, but you also operate those pieces: updates, process restarts, logs, firewall, storage, and backups. By contrast, DigitalOcean’s documented Heroku migration path is for App Platform, where it maps a Heroku web process to a web service, non-web processes to workers, and release commands to pre-deploy jobs. It also describes scheduled jobs and environment variables corresponding to Heroku config vars. Those mappings do not configure a Droplet for you. Consideration Droplet App Platform
Operating system and services You manage the Linux VM, installed runtime, process supervision, logs, updates, firewall, and backups. DigitalOcean provides a managed application platform; follow its documented component mappings.
Heroku processes Translate each process into a service or container configuration you operate. The migration guide maps web, worker, and release processes to platform components and jobs.
Capacity and cost Choose based on measured workload; the appropriate plan and cost are not established without your metrics. Compare the platform’s applicable configuration and pricing with your workload; no universal cost advantage is established here.

Continue with a Droplet if you specifically need a VPS and are prepared to administer it. If your priority is a managed translation of Heroku process types, use the App Platform guide rather than treating the steps below as its setup instructions.

1. Inventory the Heroku application and its state

Before changing infrastructure, record what the current app actually runs. Heroku dynos are managed Linux containers, and their filesystems are temporary and isolated: each dyno gets its own ephemeral filesystem, and runtime-written files can be lost when a dyno stops or restarts. Heroku describes this in Dynos (App Containers). Do not assume an uploaded recording, generated media, playlist, log, or state file on a dyno will be available on a Droplet.

  • Record the deployed Git revision, language/runtime and version, build steps, and any encoder or system packages the stream requires.
  • Copy each Procfile process command and note whether it is a web server, continuous worker, one-off release command, or scheduled task.
  • List every config var and secret, including the YouTube stream key, database credentials, API keys, and any application-specific settings. Transfer secrets through a secure channel, not source code or public logs.
  • Identify the database and its supported export/restore method, plus any durable file storage, generated playlists, custom domains, DNS records, and external services.
  • Measure the stream’s actual CPU, memory, disk, network use, resolution, frame rate, and concurrent process needs. These measurements—not a generic migration recipe—should inform Droplet sizing.

Heroku’s ephemeral filesystem means a database or media file stored only in a dyno is not a durable backup. Use the relevant database or object-storage export procedure; there is no single transfer command that applies to every app.

2. Provision and secure the Droplet

  1. Choose a compatible image, region, and plan. Match the operating system and runtime requirements where practical, and size from measured demand. The exact Droplet plan, region, cost, and migration duration cannot be determined without your application and workload details.
  2. Set up SSH-key access and a sudo non-root account. Keep administrative access restricted rather than running the application as root.
  3. Configure a Cloud Firewall for required traffic only. Allow the inbound services your application actually needs—such as SSH from an approved address and any public web or stream endpoint you operate. Do not leave a test firewall rule that blocks required traffic, and do not expose ports merely because a sample configuration uses them.
  4. Enable backups and monitoring. DigitalOcean recommends these protections as part of a production Droplet baseline. Review its Droplet security guidance and adapt it to your application.
  5. Automate repeatable setup if useful. DigitalOcean supports Droplet user data for first-boot automation. Treat scripts as deployment configuration, and keep credentials out of publicly accessible user data.

3. Recreate the runtime, processes, and durable data

Translate each process

Install the runtime and encoder dependencies needed by the recorded Heroku revision, then deploy that same revision on the Droplet. A Heroku Procfile is a useful inventory, not a service manager for a Linux VM. Configure equivalent OS-level services or containers, with explicit working directories, environment variables, restart behavior, log handling, and startup ordering. Arrange for required dependencies—such as the database connection—to be ready before the streaming process starts.

Restore configuration and state

Set the recreated environment variables in a protected configuration mechanism appropriate to your deployment. Restore the database using its own supported export/import process, then move any persistent media or playlist data from its durable source. Confirm permissions and available disk space. Never rely on files that existed only on a Heroku dyno.

Plan how the service restarts

Configure the service supervisor or container runtime to start the correct processes at boot and recover from process failure. Decide where logs go, how they rotate, and how you will inspect them. A Droplet gives you this control, but the exact service file or container definition depends on your chosen OS, application, and deployment stack; the Heroku process definition alone does not specify it.

4. Check YouTube encoder settings before the test

Moving the host does not by itself change YouTube’s ingestion endpoint or stream key. In YouTube Studio, open Live Control Room and use the server URL and stream key shown for the intended stream. Keep the key secret; if it may have been exposed during migration, replace it in Live Control Room and update the Droplet’s protected configuration. YouTube’s encoder settings and Live Control Room guidance recommends RTMPS and provides codec-specific settings.

Use the recommendation for your selected codec, resolution, and frame rate; do not treat one bitrate as universal. YouTube also recommends constant bitrate (CBR) and a 2-second keyframe interval, with a maximum interval of 4 seconds. Validate the actual encoder output and network capacity, especially if the source has fast motion or complex audio.

5. Validate privately, then cut over with a rollback plan

  1. Start each configured process and inspect its logs, restart behavior, and any health endpoint. Confirm the app can reach its database and required external services.
  2. Start a representative test stream using the Live Control Room server URL and key. Check YouTube’s stream health, warnings, audio/video sync, and whether the stream remains stable with representative motion and audio.
  3. Resolve problems on the Droplet before routing viewers or production traffic to it. Verify firewall rules, outbound connectivity, disk space, environment variables, and encoder output rather than assuming that a successful process start proves a healthy stream.
  4. Cut over only the relevant routing mechanism—such as a custom-domain DNS record, upstream source, or encoder configuration—after validation. Which one applies depends on how your application and audience reach the service.
  5. Keep the Heroku app available during a practical rollback window. If the new host fails, restore the prior routing or source configuration. Downtime and rollback time depend on your app, DNS behavior, and stream architecture; a zero-downtime migration is not guaranteed.

Common migration problems and fixes

Symptom Likely cause What to check
Media, playlists, or generated files are missing The files were written to an ephemeral Heroku dyno filesystem. Restore from durable storage or a backup, then configure the Droplet to use persistent storage.
A process starts locally but not after reboot The Heroku process command was not translated into a boot-time service or container policy. Check the service manager’s startup configuration, working directory, environment, dependencies, and logs.
Encoder cannot connect to YouTube Wrong server URL or key, a blocked outbound connection, or incorrect endpoint configuration. Recheck the current Live Control Room URL and key, RTMPS configuration, and the Droplet’s network/firewall rules.
YouTube reports poor stream health Bitrate, codec, frame rate, keyframe interval, or available network capacity does not match the intended output. Compare encoder output with YouTube’s recommendations for the selected codec and resolution, then monitor stream health during a representative test.
Application cannot connect to its database Credentials, network access, database restoration, or startup ordering differ from Heroku. Check the restored database, protected environment variables, allowed network paths, and service logs.
Cutover causes unexpected interruption The actual routing or stream-source dependency was not identified, or rollback was not prepared. Confirm the production path before switching and retain the old service and prior routing configuration until the new stream is validated.
