You can replace the video playing on a YouTube live stream without ending the YouTube session if the encoder stays connected and you change the media it plays. YouTube’s documented workflow covers connecting an encoder with a server URL and stream key, and ending a stream by stopping the encoder’s content; it does not document a built-in, in-session source-file swap. The playlist or playback process on your cloud server must handle the change.
What needs to stay online during a source-file change
There are two separate parts: the YouTube ingest session and the media source feeding it. Keep the encoder process and its output connection running; change the queue or playlist the encoder reads. Ending and recreating the YouTube event is not the same as replacing a queued video. YouTube Help says to enter the Live server URL and stream key in the encoder to start streaming, and to stop sending content from the encoder to end the stream (YouTube Help: Create a YouTube live stream with an encoder).
That distinction matters because YouTube’s instructions do not describe a source-file swap control in Live Control Room. Continuity depends on the encoder, player, playlist implementation, and how they open and buffer files. A change in the YouTube preview or stream health can still occur during a transition, so verify it rather than assuming it is seamless.
Safest workflow: queue a validated replacement
- Confirm the live session and credentials. Make sure YouTube Live is enabled for the channel, then create or open the intended stream in Live Control Room. Configure the encoder with the stream URL and stream key. Keep the key private; anyone with access may be able to send content to that ingest endpoint. YouTube’s setup guidance is at Create a YouTube live stream with an encoder.
- Keep the encoder connected. Do not stop the process or its output connection just to change a future playlist item. Work on the queue or playlist consumed by the running encoder.
- Upload the replacement as a separate file. Use a new filename rather than overwriting the file currently in use. Check that the upload completed and that the file opens and decodes; confirm expected video, audio, aspect ratio, and duration before scheduling it.
- Change only an inactive queue item. Replace or reorder a queued item after it is no longer being read as the active item. A hosted playlist vendor describes replacing individual queued items rather than rebuilding a whole program, and advises against changing the file currently being processed; this is vendor guidance, not a guarantee for every encoder or filesystem (Looping Stream’s workflow guidance).
- Use a controlled boundary for a custom playlist. If your FFmpeg wrapper reads a static playlist, prepare a new playlist file and use the application-specific reload or switch behavior at a boundary. The exact command depends on the player and service configuration; the cited platform documentation does not establish one universal hot-reload command.
- Watch the transition. Check encoder logs and the YouTube Live Control Room preview and stream health. Confirm that picture, sound, resolution, and the first transition are correct before leaving the run unattended.
- Keep a known-good fallback ready. A fallback file or playlist can help restore playback if a replacement is corrupt or an input switch fails. Source-process recovery is separate from replacing media.
Why not overwrite the file that is playing?
A playback process may already have an open file handle or buffered data. Replacing the file on disk does not ensure that the process will follow the new contents, and the result depends on the player, operating system, filesystem, and timing. It may continue with the old data, stop, or fail at a transition. Uploading a separate file and switching an inactive queue entry avoids relying on undefined behavior for an open file.

Likewise, replacing a file and updating a playlist are different operations. A playlist can provide a safe point between items, but only if the application actually reloads or observes the changed playlist. Test that specific behavior with your deployed player and FFmpeg build before depending on it unattended.
What FFmpeg can and cannot do here
FFmpeg’s -re option is used in its documentation examples to read input at its native, real-time rate. Its formats documentation also describes the FIFO output muxer and recovery options such as -attempt_recovery 1 and -recovery_wait_time 1 for attempts to recover output after temporary failures (FFmpeg Formats Documentation).

These options address pacing or certain temporary output failures; they do not provide a generic hot-reload or atomic replacement mechanism for a media file already open by a running process. Check the options supported by your installed FFmpeg version, and test the full source transition with the same wrapper, playlist, and output settings you plan to use. FIFO recovery is not a promise that FFmpeg can recover from malformed replacement media or a failed source switch.
When managed cloud streaming is a better fit
If you are building an engineered pipeline and need managed transcoding or channel input switching, Google Cloud Live Stream API offers channel events that include switching channel input (Live Stream API overview). Google Cloud documents RTMP_PUSH and SRT_PUSH input choices and recommends SRT where supported, citing packet-drop recovery and forward error correction (Google Cloud Live Stream API best practices). This is infrastructure for a managed pipeline, not a ready-made playlist manager; you still need to design and operate the media and switching workflow. Common problems and fixes
- The encoder stops when you update the playlist: The playlist or wrapper may restart the output process on reload. Check the service’s reload behavior and logs; use a boundary-based queue update or a separate playlist-switch mechanism that keeps the output session alive.
- The old video continues: The player may have loaded or buffered the old item, or may not reload the playlist automatically. Switch only after the active item completes, and confirm the player’s documented reload behavior.
- The replacement has no sound or picture: Validate the file before adding it to the queue. Check that it decodes, contains the expected audio/video streams, and uses a container and codecs accepted by your playback chain.
- The stream goes black or drops at the transition: Inspect encoder logs and the YouTube preview. Check the replacement file and transition behavior, then return to the known-good fallback. Do not treat output-recovery settings as a fix for a bad input file.
- YouTube shows a stream-health warning: Check the encoder connection and settings in Live Control Room, then consult YouTube’s Manage live stream settings guidance. A source replacement and a dropped ingest connection are different failures.
- You expect a continuous archive of any length: YouTube Help says streams under 12 hours are automatically archived; that is an archive behavior, not a maximum stream duration (YouTube Help: Create a YouTube live stream with an encoder).
