Trace the signal from the source: verify that FFmpeg decodes video, confirm that the intended stream is mapped and encoded to the output, then use YouTube Live Control Room’s preview and stream-health messages to locate where the picture disappears. The exact cause depends on your command, input, FFmpeg build, Azure VM and delivery path.
Capture a useful baseline before changing the command
Record the exact FFmpeg invocation and the complete startup log through the first steady-state output. Redact the YouTube stream key anywhere you share or save the command; treat it as a credential. Also note:
- Input type and, for a file, its format and expected video stream.
- FFmpeg version and build configuration.
- Operating system and Azure VM size; record GPU details only if applicable.
- The output protocol and the endpoint configuration, without exposing the key.
- The YouTube Live Control Room preview and any stream-health messages.
These details help distinguish a decoding, mapping, encoding or delivery problem. A black preview by itself does not identify the cause.
1. Confirm that the input contains decodable video
Start at the source, not YouTube. Use FFmpeg against the input with diagnostic output visible and check that it detects the expected video stream and advances through decoded frames without relevant errors. The FFmpeg command-line documentation describes inputs introduced with -i and stream indexing; what the logs mean depends on the input and exact command. See the FFmpeg command-line documentation.

- If the input is a media file, confirm that the detected streams match the file you intended to play.
- If it is a capture or network input, verify the source independently where possible. An FFmpeg process can remain alive even if its source is not supplying video.
- If no video stream is detected, or decoding fails or does not advance, investigate the source and input options before changing YouTube settings.
2. Read the FFmpeg command from left to right
FFmpeg’s general command structure places global options first, followed by input options and -i input_url, then output options and the output URL. Most options apply to the next specified file and are reset between files. That makes both option placement and stream selection important; consult the FFmpeg command-line documentation when auditing a complex command.
Check the selected streams
Inspect each -map argument and verify that the output includes the intended video stream. A map that selects only audio, or selects a different input stream than expected, can leave the output without the picture you mean to send. Do not assume the failure is on YouTube’s side just because the process is running.

Check which options apply to which file
Follow each input and output in order. Confirm that input-specific options precede the intended -i, and output options precede the output URL they should affect. When there are multiple inputs or outputs, check the scope of each option rather than assuming it applies globally.
3. Verify the output codec and live-stream settings
For its current RTMP/RTMPS encoder guidance, YouTube lists H.264, H.265 (HEVC) and AV1 video; AAC or MP3 audio; constant bitrate (CBR); and a recommended 2-second keyframe interval that should not exceed 4 seconds. Use only a codec and workflow supported by your particular FFmpeg build. YouTube’s guidance is on its encoder settings, bitrates and resolutions page; encoder and hardware constraints can vary by build, as described in the FFmpeg documentation.

- Confirm the selected video encoder is available in the installed FFmpeg build.
- Check that the chosen pixel format and encoder combination is supported by that build and, if relevant, the VM’s hardware.
- Verify that the output is configured for the protocol and encoder guidance for the YouTube workflow you are using.
- Check the output log for evidence that video is actually being encoded and sent, rather than relying on process status alone.
The Azure VM’s GPU, operating system and FFmpeg configuration were not specified here, so there is no basis to assume a hardware encoder is available.
4. Match bitrate to resolution and frame rate, then check capacity
YouTube’s encoder guidance gives codec-, resolution- and frame-rate-specific bitrate recommendations. For H.264, it lists 1080p30 at 5 Mbps minimum and 14 Mbps recommended, and 720p30 at 3 Mbps minimum and 8 Mbps recommended. These are YouTube recommendations, not measurements or guarantees of what a particular Azure VM or network path can sustain. Check the current YouTube guidance for the precise format you select.

Compare the output’s actual resolution, frame rate and bitrate with the applicable guidance. YouTube also recommends testing upload speed, testing before the event and monitoring stream health. A nominal bitrate setting does not establish that the VM’s egress path can sustain it.

If FFmpeg runs as a daemon, scheduled task or detached shell, console input checks can suspend a background job. FFmpeg recommends adding -nostdin to prevent those checks; its FAQ also notes that standard input can be redirected to /dev/null on Linux or macOS, or NUL on Windows. This is a process-management check, not proof of a black-frame encoding defect.

6. Use YouTube’s preview and health messages to locate the boundary
Compare the evidence at each stage rather than treating a black preview as a diagnosis. YouTube recommends testing with representative movement and audio, and monitoring stream health. Its guidance says: “Make sure to test before you start your live stream. Tests should include audio and movement in the video similar to what you’ll be doing in the stream.”
- No decoded input video: the fault is upstream of encoding, such as the input source or how it is opened.
- Input video decodes, but the intended video is absent from the output: inspect stream mapping, filters and encoder configuration.
- FFmpeg appears to send output, but YouTube has no valid preview: use Live Control Room messages to investigate the output format, ingest endpoint or key configuration, and delivery path.
- YouTube reports receipt but the picture is still black: compare its preview and health details with the FFmpeg output and decoded input; the symptom alone does not establish which stage is responsible.

None of these symptoms alone proves a firewall problem, a GPU issue or a YouTube fault. The VM’s networking controls, hardware, FFmpeg build and stream configuration must be checked before attributing the cause.
