How to Build an In-House Video Team

A practical guide to deciding what belongs in-house, choosing a versatile first producer, creating a workflow that avoids a request queue, and budgeting for gear and ongoing production.

Build the production system before buying a studio’s worth of gear or hiring a row of specialists. For most organizations starting from scratch, the strongest first hire is a versatile producer who can connect a business goal to a finished video, shoot or edit when needed, and establish intake, priorities, templates, and review rules. Keep repeatable work in-house; use freelancers or agencies for occasional high-end productions or skills the core team does not have.

Should you build an in-house team, outsource, or use both?

An in-house team is most useful when video is a recurring need, internal turnaround must be faster than an outside partner can provide, and the work is predictable enough to support a continuing function. The answer depends on what video must do: product education, funnel content, brand storytelling, and internal communications call for different formats, skills, and production levels.

Compare the operating cost and value of the options rather than assuming that hiring internally is automatically cheaper. Internal production can build brand and business context, preserve access to project files and raw footage, and make repeat work easier to coordinate. Those advantages matter most when there is steady demand. If the organization only needs an occasional premium “hero” film, an agency may remain the more practical choice.

Consideration In-house is more compelling when… Outside production is more compelling when…
Frequency and predictability Video requests recur and formats can be repeated. Work is occasional or highly variable.
Turnaround Teams need a close production partner and frequent revisions. Deadlines allow time to brief, schedule, and coordinate an external team.
Context and ownership Business knowledge, continuity, and access to working files are important. The project is self-contained and does not require ongoing internal knowledge.
Skills and ambition Core formats can be delivered with skills the team can maintain. A project needs specialist craft, a larger crew, or production capabilities the organization does not use regularly.
Total cost Recurring demand justifies the full cost of staff, tools, and operations. Hiring and maintaining capacity would leave expensive idle time.

A hybrid model is often the sensible starting point: keep routine, repeatable formats inside, then hire freelancers or agencies for specialist work, ambitious productions, or temporary capacity gaps. A producer may be internal or external depending on the expertise and technology available, as the MSKTC video guide notes.

Who is the first hire?

Start with a versatile producer, not a camera operator hired in isolation. The producer should be able to take a business goal through to a finished video and, where practical, shoot or edit as well. The job is also to build the working system: collect requests, establish templates, coordinate stakeholders, identify useful stories, and prioritize work.

Ben Jay, Head of Video at Trustpilot, described the approach in a 20 July 2026 article as starting with repeatable production systems and someone to build and run them, rather than beginning with gear or crews. He recommends “one versatile producer” who can work hands-on and own a project end to end. Read the full discussion.

Define ownership as the work expands

Do not assume a job title automatically covers both strategy and execution. Decide explicitly who owns business objectives and stakeholder priority-setting, and who manages schedules, production logistics, and delivery. A small team may combine several jobs; broader output may require distinct support.

  • Production management: plans people, locations, equipment, and schedules.
  • Camera and sound: captures usable footage and audio in the required formats.
  • Editing: shapes footage into the approved story and deliverables.
  • Writing and scripting: turns goals and source material into a clear narrative.
  • Design and motion graphics: handles titles, explainers, animation, and visual identity.
  • Project coordination and traffic: tracks requests, capacity, deadlines, and approvals.

These are capabilities to cover, not a required headcount chart. Bring in marketing writers, designers, project managers, or traffic managers where the volume and workflow make the need real.

How do you keep it from becoming a ticketing system?

A team becomes a request queue when every incoming task is treated as equally urgent and the producer has no remit to shape, decline, or sequence work. Give requesters a clear route in, then triage by business value, complexity, timing, and fit with the team’s capacity. Make the criteria visible so a “no” or later date is understandable rather than arbitrary.

Use a brief that supports a decision

Ask requesters to provide the information needed to determine whether and how to make the video:

  • What is the business goal, and what problem should the video solve?
  • Who is the intended audience?
  • What action should viewers take?
  • When must it be released, and where will it be distributed?
  • Which aspect ratios or versions are required?
  • What messages, facts, or brand requirements must be included?

Not every request needs a bespoke production. Give internal teams templates and toolkits for simple, on-brand work that does not need specialist time. Reserve the core team’s capacity for work that benefits from its production skills.

Set tiers and expectations

Define a few service levels that match your actual work, such as a templated short update, a standard interview or tutorial, and a higher-complexity story. For each, document the expected inputs, deliverables, review steps, and lead time. Do not promise turnaround times until you have observed the real time required for preparation, filming, edits, feedback, and delivery.

What should the production workflow include?

Make the work visible from the initial concept to performance review. For each project, name an owner, priority, deliverables, dates, and review milestones. A workable sequence is:

  1. Intake and triage: review the brief, clarify the goal, assess value and complexity, and accept, defer, redirect, or decline the request.
  2. Concept and script: agree on the audience, key message, call to action, format, and script or outline.
  3. Pre-production: prepare a shot list, schedule, locations, contributors, equipment, and any permissions or logistical needs.
  4. Production: film or gather the required material, capturing enough clean audio and usable coverage for the edit.
  5. Rough cut and review: share a defined draft with the people authorized to assess it against the brief.
  6. Final cut and delivery: complete agreed revisions and provide the required versions, delivery copy, and thumbnails.
  7. Performance review: record relevant performance data and lessons that can improve the next iteration.
  8. Archive: organize project files and raw footage so the organization can locate and reuse them.

Set the number of review rounds and identify who has approval authority before production begins. Too many reviewers can slow work, especially when comments conflict or arrive late. Build in time for equipment setup, creative revisions, stakeholder feedback, and schedule changes. The MSKTC guide cautions that video can be complex, costly, and time-intensive; last-minute requests can make internal delivery impractical or raise contractor costs.

What equipment should you buy first?

Choose equipment based on recurring formats, not on an imagined future studio. First list what the team will actually make: interviews, tutorials, events, social clips, or edits built mainly from stock footage. Then identify which production bottlenecks occur often enough to justify owning equipment.

Match the kit to the work

  • Interviews and tutorials: a wireless lavalier microphone system can help capture speech near the subject. A camera, suitable lens, tripod, and lighting may be worthwhile if these shoots recur.
  • Events: portability may matter more than a large lighting setup. Consider what the team can carry, set up quickly, and operate reliably in the available locations.
  • Stock-footage-led editing: editing software and an appropriate asset library may contribute more than a camera kit if filming is rare.
  • On-camera scripted pieces: a teleprompter may help when scripts need to be delivered accurately and repeatedly.

Editing software is essential to post-production. Favor software the editors already know unless there is a compelling reason to switch; a change has a learning and workflow cost as well as a license cost.

Use example budgets as examples, not market quotes

Storyblocks labels sample equipment setups at $5K, $25K, and $50K+. These are vendor-provided budget tiers, with no year stated in the guide, not independently verified current market averages. Its roughly $5K starter example includes a mirrorless camera, versatile zoom lens, wireless lavalier system, two-light COB kit, spare batteries and media, tripod, and teleprompter. Treat that list as a reference for categories, not a required shopping cart or a current-price quote.

The more expensive Storyblocks examples add categories such as cinema cameras, prime lenses, boom microphones, external audio recorders, grip equipment, and stabilization. Buy these only when the work calls for them and the team can use them. Storyblocks’ equipment guide also quotes Nolan Nichols, Manager of Video Production at the U.S. Travel Association: “Renting can give you a better idea of what you want to buy.” Renting unfamiliar or occasional gear is a way to evaluate it or cover a particular event without making a large purchase first.

How should you budget the operation?

Budget beyond cameras and lights. Account for staff time and the costs that follow the format, locations, and review process:

  • producer, editor, scripting, and project coordination time;
  • voice-over, transcription, music, and motion graphics where needed;
  • travel, equipment, software, and storage or asset-library requirements;
  • extra edit rounds after stakeholder feedback; and
  • contractor terms, including cancellation or delay conditions when work is outsourced.

Video complexity changes with length, number of interviews and scenes, locations, graphics, and schedule changes. Estimate against the actual production plan, and agree on review rounds and external-provider terms in advance. A single equipment figure cannot represent the full operating cost.

How to start from scratch: a practical sequence

  1. Audit demand: group existing and expected work by purpose, format, frequency, urgency, and complexity. Separate recurring work from one-off productions.
  2. Choose the operating model: keep repeatable work inside if volume and turnaround justify it; retain outside partners for premium work or gaps in specialist capability.
  3. Hire for systems and range: choose a producer who can connect objectives to finished work and establish intake, prioritization, and workflow—not just operate a camera.
  4. Set up intake and service levels: use a brief, visible triage criteria, templates for simple needs, and realistic expectations for each type of production.
  5. Make approval and file ownership clear: specify who approves, how many review rounds are included, and how source files and footage will be organized.
  6. Buy only for recurring needs: begin with the formats and constraints the team faces. Rent unfamiliar or infrequently used gear before committing to purchase.
  7. Review capacity and quality: use actual project time and delivery experience to decide whether the next investment should be staff, external support, software, or equipment.
