Spoilers for the full film. Transformers One ends with two friends choosing opposite futures for Cybertron. D-16 kills Sentinel Prime, takes the cog associated with Megatronus Prime, and becomes Megatron. Orion Pax receives the Matrix of Leadership and becomes Optimus Prime. Their final clash is not just a battle: it is the moment a shared fight against injustice turns into the Autobot–Decepticon divide.
How D-16 and Orion become enemies
The rupture comes when D-16 moves to kill Sentinel. Orion steps between them and takes the blast meant for Sentinel. D-16 then kills Sentinel by ripping him in half, but when Orion falls, D-16 does not try to save him. That choice breaks their friendship more decisively than their disagreement over Sentinel alone.
D-16 takes Sentinel’s transformation cog, identified in the ending account as originally belonging to Megatronus Prime, and declares himself Megatron. The name marks a transformation in more than identity: D-16 has made revenge and power his answer to Sentinel’s betrayal.
How Orion becomes Optimus Prime
Orion falls through Cybertron and reaches its core, where Alpha Trion gives him the Matrix of Leadership. Orion becomes Optimus Prime. The change gives him the power to confront Megatron, but the choice that defines his leadership comes after he wins: Optimus exiles Megatron and his followers rather than executing them.

Optimus uses the Matrix to restart Energon and gives the miners transformation cogs, naming them Autobots. The miners’ new ability to transform and the renewed Energon supply point toward a future for Cybertron’s population, rather than a victory secured solely by defeating an enemy.
Why the ending is a tragedy of friendship
Sentinel’s betrayal is real within the story, and D-16 has a legitimate grievance. The divide between him and Orion is over what to do with that injustice. D-16 pursues revenge, kills Sentinel, and abandons Orion when he stands in the way. Orion instead takes on the responsibility of leading others and, after defeating Megatron, chooses exile over execution.

That friendship makes the familiar rivalry personal: the two future leaders emerge from the same betrayal but choose different paths.

The ending establishes how the conflict begins: Megatron and Optimus were once close friends, Sentinel’s deception helped set their break in motion, and their responses to it put them on opposing sides. It does not require a single symbolic explanation to work; the decisive contrast is visible in their actions and their different choices for Cybertron.

There are no alternative endings to compare in the sources documenting the film. For a spoiler-free identification, Paramount lists the 2024 animated film as PG and 104 minutes; Paramount+’s listing gives the same runtime as 1 hour 44 minutes. These details identify the film, not a different cut or ending.
