Spoilers for Shōgun episode 8, “The Abyss of Life.” According to co-creator and showrunner Justin Marks, Hiromatsu did not know the full purpose behind Toranaga’s apparent surrender. Marks says Toranaga wanted the three generals’ deaths to make his surrender look convincing—but he did not intend for Hiromatsu to die. Hiromatsu intervened to spare the generals, and Toranaga was shocked when his trusted friend chose seppuku in their place.
Did Hiromatsu know Toranaga’s secret plan?
Marks’s answer is qualified: “I don’t think Hiromatsu knew” that Toranaga wanted the generals to commit seppuku to convince his enemies that he had surrendered and had no hope of fighting back. That is the clearest creator commentary on what Hiromatsu understood; it does not establish exactly what Hiromatsu suspected at every point in the scene. FX’s official episode 8 podcast transcript

The distinction is between Toranaga’s outward performance and his hidden purpose. The generals’ deaths helped make the surrender seem genuine to Toranaga’s enemies. Marks’s account does not say Hiromatsu knew that strategic aim when he stepped forward.
Why did Hiromatsu commit seppuku?
Marks says actor Tokuma Nishioka proposed playing Hiromatsu’s intervention as a choice to save the three generals. Hiromatsu speaks up to his lord and dies in their place so they will not have to commit seppuku. In this reading, his act is a deliberate sacrifice for the men—not an execution ordered by Toranaga.

That choice makes the scene tragic as well as politically useful. Hiromatsu’s death strengthens the appearance that Toranaga has given up, but Marks says it was not required by Toranaga’s intended plan. Toranaga’s shock reflects that he had not expected his trusted general and friend to take the generals’ place.
What did Justin Marks say the scene means?
Marks’s comments in the official transcript offer a creator’s explanation of the scene, rather than a conclusion drawn only from the characters’ expressions. He recommends watching the episode again with the revelation in mind: the scene carries another layer when viewers understand that Hiromatsu’s sacrifice helps the performance of surrender even though, in Marks’s account, Hiromatsu did not need to die for Toranaga’s plan.

Shōgun is a dramatic adaptation, not a documentary account of every historical practice it depicts. In a TIME article about the series, Princeton professor of East Asian studies and history Thomas Conlan says seppuku was prevalent among the samurai class in the period, but that using suicide as protest or remonstration—as characters repeatedly do in the show—was “extremely rare.” Conlan also calls the term “seppuku” a slight anachronism for the period’s speech and says the practice was more often associated with serious infractions. These are contextual qualifications from Conlan, as quoted by TIME, not a complete account of the practice.
