You can use FFmpeg’s concat demuxer to put compatible podcast episode files in sequence and send the result to YouTube Live. The setup is not automatically gapless or indefinitely reliable: the files must have matching stream layouts, the FFmpeg process and network must stay available, and episode transitions need to be tested. This guide shows how to prepare and check the files, configure YouTube ingest, and plan around looping and archiving limits.
What this workflow does—and what it does not guarantee
FFmpeg’s concat demuxer reads a text list of files and presents their packets in sequence, which can avoid re-encoding when the inputs are compatible. It does not make arbitrary episode files compatible, nor does it guarantee seamless transitions. FFmpeg warns that all files must have the same streams, including codecs and time bases; unequal stream lengths or inaccurate duration metadata can create timestamp gaps or artifacts.
A local setup also depends on the computer running FFmpeg and its network connection remaining available. Treat “continuous” as the intended sequence of episodes, not a promise of gapless playback, uninterrupted service, or a permanent YouTube archive.
Prepare and inspect the episode files
Build the playlist in the intended order
Create a plain-text file named episodes.ffconcat, with one file directive for each episode. For example:

Put the playlist file in the same directory as the episodes, or use full paths. Quote or escape paths containing spaces or special characters. The ffconcat version 1.0 header is optional when you explicitly select the concat demuxer; if you rely on automatic format recognition, it must be the exact first line, with no extra spaces or byte-order mark.
Check compatibility before using stream copy
Inspect each episode’s streams before choosing the no-re-encode route. Compare the number and type of streams, codecs, time bases, and relevant audio and video properties. Matching file extensions or containers alone do not establish compatibility. Also check the duration metadata: an inaccurate duration can shift timestamps for later files.

If the inputs have the same compatible streams and reliable timing, concat demuxing may let FFmpeg pass packets through without re-encoding. If stream layouts or codecs differ, normalize the episodes first or use a filter-and-transcode workflow. FFmpeg’s FAQ distinguishes the concat demuxer, useful when avoiding re-encoding, from the concat filter, which it recommends when re-encoding is needed.
Configure YouTube Live ingest
- Enable live streaming if this is a new channel setup. YouTube says first-time live-streaming activation may take up to 24 hours.
- Create or select a stream in YouTube Live Control Room. Copy the server URL and stream key shown for the stream.
- Configure FFmpeg to send to YouTube’s ingest endpoint. Use the URL and key from Live Control Room, and keep the key private; anyone with it may be able to broadcast to your stream.
- Use YouTube-compatible encoding settings. For RTMP/RTMPS, YouTube’s current guidance lists H.264 video, constant bitrate (CBR), and AAC or MP3 audio. It recommends a two-second keyframe interval and says not to exceed four seconds.
- Choose the bitrate for your actual output. There is no single universal bitrate for every resolution, frame rate, codec, and connection. Use YouTube’s current encoder-settings table for the intended output and verify that your upstream connection can sustain it; YouTube recommends running a speed test.
- Prefer RTMPS for standard ingest, then test. YouTube recommends RTMPS. Send a representative test with speech, music, and a full transition between episodes, and monitor stream health in Live Control Room before relying on the setup.
Do not assume that an audio-only podcast needs video settings in the same way as a video podcast. The output you send must still fit the selected YouTube ingest workflow, so test the actual stream configuration you plan to use.

Looping the playlist and verifying transitions
The concat script defines the order of the files; it does not by itself prove that a particular FFmpeg command will repeat the full list indefinitely. Loop-option behavior and placement can depend on the FFmpeg version and input arrangement. Confirm the applicable options against the documentation for the FFmpeg build installed on your system rather than treating an unverified command as guaranteed.
Before a public broadcast, run the loop in a private or unlisted test stream and observe a complete pass through the playlist, including the transition back to the first episode. Listen for silence, clipped speech, clicks, missing audio, or timing drift. Inspect the video transition as well if the episodes include video. A successful single-file test does not demonstrate that all episode boundaries or a later loop will behave correctly.

RTMPS or HLS?
For ordinary supported ingest, use RTMPS. YouTube positions HLS for HDR or codecs not supported by RTMP, and notes that HLS has higher latency because it sends media in segments. HLS is not simply another URL to substitute without changing the output configuration.
If you have a specific reason to use HLS, YouTube’s setup requirements include TS segments of 1–4 seconds, no byte ranges, a rolling playlist with no more than five outstanding segments, HTTPS POST/PUT requests, and no encryption beyond HTTPS. Follow the current HLS instructions for the complete playlist and segment requirements.

Plan for archives and operational failures
Do not rely on a long stream as your only recording
YouTube says streams under 12 hours are automatically archived. Its stated guidance does not establish reliable automatic archiving for a continuous stream lasting 12 hours or longer. If you need the episodes or broadcast preserved, keep a separate local or otherwise managed recording and verify that it is complete.
Keep the local encoder and connection available
With local FFmpeg, the host process and network are part of the broadcast chain. A computer sleep, process exit, power loss, or network interruption can stop the feed. Monitor both FFmpeg and YouTube stream health, and have a recovery plan for restarting the encoder and confirming that YouTube is receiving video and audio again.
Common problems and fixes
- Concat fails or reports stream mismatch: compare the streams in every episode. Normalize incompatible files or use a concat-filter/transcoding workflow rather than relying on stream copy.
- Gaps, timestamp jumps, or glitches at boundaries: check duration metadata and unequal stream lengths; test every transition. Correct the source timing or normalize the episodes before the live run.
- No stream appears in Live Control Room: verify that live streaming has been enabled, that the correct server URL and stream key are configured, and that the encoder is running. First-time activation may take up to 24 hours.
- YouTube reports poor stream health: check the selected codec, CBR configuration, keyframe interval, and upload capacity against YouTube’s current settings guidance. Run a speed test and reduce output demands if the connection cannot sustain the configured bitrate.
- The broadcast stops after a period of time: determine whether FFmpeg exited, the host slept or lost connectivity, or YouTube stopped receiving the feed. Restart only after checking the encoder and ingest status, then verify the stream in Live Control Room.
- The live stream is not available as an archive: a continuous broadcast at or beyond 12 hours is not covered by YouTube’s stated automatic-archive assurance for streams under 12 hours. Use a separate recording plan.
